I have to say, unless you did some manipulating in the background, it was a bit of serendipity that I brought a cleric of Sarenrae to this story. Grimmylow slotted right in.
No manipulating - it was pure serendipity!
Winning seemed far from guaranteed.
I think your chances weren't that bad. I felt confident enough that I scaled up the last encounter (I usually don't scale encounters for 5 PCs and haven't been, except for a few key encounters).

We can talk about characters when I set the thread up, but broad strokes, it's an undead-themed adventure set in the Eye of Dread.

Kzem, it would be unusual for your three thirds to be three different levels, if not impossible (not sure how pregen credits would work).
Each of the thirds is 4 XP, which is 1/3 of a level in PFS2. You're getting 12 XP, or a full level, so, most of the time, you should be ending one level higher than you start. How many PFS XP is Kzem starting with?
This was Kzem's first adventure, so he would be starting at level 1.

It's no problem, but just so you remember, you played the Beginner Box with Kzem.
So PFS Kzem should have Menace Under Otari (Upper Level) for 4 XP, and Menace Under Otari (Lower Level) for 4 XP. For Troubles in Otari, Kzem should start at 8 XP.
The first 4 XP would be assigned at Level 1 (14 gp).
The first downtime would be at Task Level 0, with an Esoteric Lore modifier of +7. (14)+7 = 21, Success, 0.05 gp/day x 8 days = 0.4 gp
The second 4 XP would be assigned at Level 2 (22 gp).
The second downtime would be at Task Level 0, with an Esoteric Lore modifier of +8. (2)+8 = 10, Failure, 0.01 gp/day x 8 days = 0.08 gp
The third 4 XP would be assigned at Level 2 (22 gp).
The third downtime would be at Task Level 0, with an Esoteric Lore modifier of +8. (3)+8 = 11, Failure, 0.01 gp/day x 8 days = 0.08 gp

It's a hard question to answer.
On the one hand, I always want to include as many people interested in playing as possible.
On the other hand, I think this is a good group as is and there's always the chance of adding someone to the group who makes the experience less pleasant.
Thinking about it, I probably lean more towards the latter than former.

I don't mind playing as 4, however it does require a bit more planning with choosing pc's, there is less space for redundancy.
Can someone remind me what are the levels of the book of the dead? I think it was jumping a bit right?

I agree with Ebon about group dynamics. I think we can be selective with invites of people we know are compatible players (Shifty comes immediately to mind). If they say yes, great! If they say no, we can play with what we have?
I believe this is a level 4 adventure?
I have (aka, already have built/thought about) a halfling cloistered cleric of pharasma that would thematically play well and I could easily adapt to level 4. I also have a goblin inventor that is fun to play but less thematically appropriate. He is a pretty strong combat combination (punchy robot and ranged player).

I always like playing with Shifty and Nomadical.
I wouldn't mind playing with Otha and htrotter from the end of the Hao Jin Saga run, either, but I don't know if either of them are playing 2e.
I have a few character builds in mind. Either fleshing out something I've already built but haven't really used (which is what I did with Grimmylow) or really experimenting.
If the former, it would probably either be a hobgoblin Swashbuckler who is basically just a big bully or a kholo fighter themed around a spirit thresher.
If the latter, I would be breaking one of my rules because I would be building characters without owning the resources. I have had an idea for a skeleton champion for a long time. I wouldn't mind making a version of a starfinder character that I've been playing who would be a hungerseed hobgolin and either a gunslinger or inventor. And, for something really wild which would require permission - a Lashunta (using the SF2e playtest rules) ranger with a Shotalashu animal companion/mount.

Okay, I'm going to set up a new thread. No public recruitment.
Neither Otha nor htrotter appear to have active PFS2 characters (both have 1 pre-Remaster character listed), so I'm not going to extend an invitation.
I haven't played PF2 with Shifty as a GM or PC, but I'm about to start a game as a fellow PC, and they've got two recommendations, so I'll PM them.
I've played PF2 with Nomadical both as a GM and PC, so I'll PM them.
If they don't work out, we'll just move forward with 4. I'll leave this thread up long enough to confirm that everyone has moved over to the other.

March of the Dead written as Level 3. Since it's Adventure Mode, there's actually some flexibility. For example, if there's a build that you'd really like to try, and needs a Level 4 Class Feat, I'm willing to consider bumping the PCs up to Level 4, and either not adjusting the foes as written, or adjusting less than 50%. We can discuss this in the new thread.
I would be unwilling to adjust the PCs by more than 1 level. I ran Dinner at Lionlodge for my kids, adjusting from 4th level to 10th (!) level, and it was a real chore. I built an Excel sheet that auto-converted all the stats, but the special attacks (especially inflicting conditions) didn't scale well, and, of course, the PCs had all sorts of spells that wreaked havoc with the balance.
