At the breach Pandora sees nothing. She waits for a bit and then Cirri spots three people approaching from the north (outside the walls) at a brisk pace. They are currently some 200 ft away.

"Oh no," Merida says flatly and sarcastically, "I certainly hope we haven't been spotted...then we'd have to fight..." All the same, she goes along with the hiding plan.
Until she has another thought. "Hang on...we're trying to get in there, and these people seem to be heading for the front door? Why don't we figure out what they're doing here, and persuade them to let us go in their stead?"
Merida is assuming they're not also trying to sneak in...if they are, she will obviously scrap this idea.

As they get closer, Merida sees that her wish will soon be granted. She readies her falchion and readies to ignite her rage as soon as they get within 40' and she sees a weapon drawn.

Pandora brings her winter cloths around and tries to disguise self to take the appearance of a northern merchant. Placing the mule with the chest in front of the group and assuming the group is no hostile she will approach simulating.
"Good fellows! Good to see you. Let me present us, we are a group of merchants and their guardsmen. We want to go inside the city and have been told that for our cargo..." Pandora points to the chest "...the best way to go in without questions is throughout this opening." The woman makes a pause then continues "We were guessing perhaps we can join you and go through by a better price than each group going alone. Can we join you to go in?"

Being the seasoned adventurers that they are the Pathfinders have ample time to react to the guards order. Cirri does not see anything weird from this distance.

Assuming we aren't fleeing, Cirri will cast Shield to boost her AC to 18, then close in on the guards. Her quarterstaff was already out.
If instead we need a distraction, Cirri will cast Obscuring Mist once the party is past the entrance to the breach. Hopefully that will blind them long enough for the party to move in and hide somewhere.

Roderick, you are just in the 3rd range increment (45 ft out), so the bomb is 3 squares out from the targeted square. Also, why damage 1d6+4+1? I think that should be 1d6+3+1, maybe you included point blank shot? (Although you did not include that on to hit)
Roderick steps aside as soon as Quinray starts drumming and lobs a bomb at the Iron Guard woman. Unfortunately a draft of wind from the north carries the bomb to the south!
Ryskovich takes a guarding stance, waiting for the Iron Guard to close the distance. Pandora shoots an arrow at the Iron Guard leader and hits while Cirri moves to the spot where Roderick just tossed a bomb, believing that he won't manage to repeat the trick.

The brutal attacks, though part of her strategy, took more out of Merida than she had foreseen. She falls to the ground, dying. Not sure where you got those extra HP, but Merida only has 14, which means she's at -1 and dying. Somebody please kick these norsemen's butts!

Stepping to the front and North, Pandora shouts "Take care Merida! Get out of there!"
Then seeing the retreating guard "You bastard, you are not going to let anyone know!" and fires a succession of arrows, the first one at the running away recruit.

Finally catching herself, she realizes Merida's ferocity is the only thing keeping her conscious. "Hey, can anyone help her recover? She looks really tired!"
