Is the lack of entry from the top something that we could have seen from outside (given we spent 6 rounds running down looking at it from above), that our characters would have seen, that could have saved us wasting time if the players had known? Is the bell tower still a valid entry from the top?

now that I'm looking at the map...
I figure we'd have to get in through the top of that tower. So we go to a point on the wall where it's closest to the tower; from there we make a large loop at one end of Tirion's 100' silk rope, and toss it around one of the battlements -- using Tirion's Hand of the Mage to help get it securely looped around and set for climbing. Then we climb up on top of the tower (B35) via the rope (DC5, which Tirion cannot fail). Once up there, Tirion will check the trapdoor leading down for traps:

Assuming Bander steps out of the way, Urga will power attack the ogre.

Urga lays two solid blows on the Ogre who is tightly fitting in the stairway (one only hit because of squeezing). Between the pistol wound and the gashes, he's looking rough, but still have fight in him.
The ogre swings back at Urga.

to hit: 1d20 + 4 ⇒ (3) + 4 = 7 miss
Tirion is able to anchor his rope upon the top tower so it can be climbed. I should have mentioned that you did see a way into the fortress from the top of the tower when you were above.

Bander takes a step to the side, after enjoying his incredible triple flip leap down the greasy stairs.
He fires and flings, not particularly accurately, but he wants to feel useful.

the plan was for the party to wait at least 10 minutes for Tirion and Narissa to get in position! I feel like the tower should already have been climbed while Bandersnatch was taking 10 to sneak up the stairs, and Tirion/Narissa should be in area B34 when the shooting starts...
did Tirion identify any concerns with the trap door? If not, he quietly opened it and peered in...

1 on a skill check is not a critical failure
Narissa puts a hand on Tirion's shoulder, with a feral grin on her face. She digs into her pack and pulls out a powder horn, filled with black powder. "Want to make them go boom?" She offers, tilting her head. "Pack some bullets around it for shrapnel? Toss it in the middle of them with an alchemist's fire, assuming you have one..."

Narissa looks around for something to contain the powder. A bucket would be ideal. If she can find a bucket, she'll line up lead bullets around the inside edges of the bucket, put the alchemist fire into the center of the bucket, and then empty the black powder around the alchemist fire. That should set up an explosive in the center, with the bullets and bucket acting as shrapnel. Some cloth shoved into the top of the bucket should act as a plug to keep the powder was spilling when it is thrown.

Narissa packs up the bucket, and puts a hand on the door. "Ok, I'm going to throw it in the middle of the group. If it doesn't explode, hit it with a revolver round to set it off." She waits until the halfling is ready. "On three.. one.. two..."

preparing to use sniper mode, Tirion hunkers down in a nice hiding place right next to the door, where he can see into the room:

if needed, Tirion will pop a round into the bucket -- hoping to break the flask of Alchemist's Fire within:

if AC 18 hits, then 1d6 + 1 ⇒ (3) + 1 = 4 points of damage...
and go back into hiding:

"Hey, if you're going to just stand there, the redhead said to clean the frackin' place up!"
And the bucket is hurled at the middle ogre.

The bucket punches him right in the gut.
I'd say damage should be 3d6 in a 20' radius (a full keg of powder is 5d6 and this is a lot less powder, but you have offset that with shrapnel).
so damage: 3d6 ⇒ (6, 1, 5) = 12
ogre save: 1d20 ⇒ 15 pass
ogre save: 1d20 ⇒ 6 fail
ogre save: 1d20 ⇒ 5 fail
ogre save: 1d20 ⇒ 7 fail

The people who just came up the hall hear a tremendous explosion from a room to the east.
Narissa does manage to get herself clear of the blast radius.
The ogre near the room you are in squeezes through the door (and remains squeezing), but swings at Narissa.
to hit: 1d20 + 13 ⇒ (18) + 13 = 31 damage: 2d8 + 19 ⇒ (5, 6) + 19 = 30
The female ogre appears to cast a spell.
