Even a 5 round haste will make sure that the melee characters (AKA everybody except the professor) are adjacent to the enemy in a potential surprise round. That would leave 3-4 rounds of full round attacks which should be enough.

You can get up as far as the red line before they'll notice you. Unless you're successfully stealthing, we'll go into initiative once someone crosses the red line. Yes, you can have a surprise round this way.

Every fight can be your final fight if you are too afraid to use resources. ;-)
The water elemental will probably be quite useful.
The Earth elemental will probably only be a cork to close a hallway as his regular slam attacks won't be that useful underwater, but it might be able to bull rush or grapple things.
As time is a resource too I suggest we let the current holders of the gems decide to activate them, then have Ushake cast haste on the party (except the professor as he lacks fast bombs) and go in and kick some undead.
The professor won't use his heightened awareness to boost his initiative, but he will advise others they should do so.

If you look at the map you can see that I placed both groups in such a way that everyone was within 30 feet of each other (which is required for haste). After the haste is cast we're on the clock as it is a rounds per level spell, so sneaking forward is less useful than going full speed towards the enemy IMHO. AKA haste will kick off the surprise round. Also everyone is within a single (hasted) move from an opponent

We could cast it and then move up as the first round. As you said, 3-4 rounds of haste is probably plenty. You were even mentioning casting haste and then trying for the surprise round. Whatever your plan is, it isn't clear at all to me. Note that my first move action is almost always freebooter's bane, so even if we get the surprise round, I likely won't be using it to close with the enemy.

+2 if the invisible professor counts as a flanking partner.
You've got freedom of movement, so you can use a slashing weapon to full effect. Also the professor is not truly invisible due to being underwater, so flanking should work!
An invisible creature displaces water and leaves a visible, body-shaped absence of water where it is located. The creature gains concealment (20% miss chance) rather than total concealment (50% miss chance).

"You think a little tremor is going to upset me? I've had worse."

Ursahla then moves around to the other side of the creature.
Moving as to not provoke from it.
