I’m basing this off the rules on oversized weapons - since the medium-sized quarterstaff is already a two-handed weapon for a medium-sized creature, a small creature like Angry Magic Tree simply can’t use it.
Angry Magic Tree throws the stick on the ground in anger, grabbing a rusty pipe and swinging at the guard in front of her with wild abandon!
‘Club’, Power Attack: 1d20 + 9 - 1 ⇒ (1) + 9 - 1 = 9
Bludgeoning damage (two-handed), Power Attack: 1d4 + 10 ⇒ (1) + 10 = 11
Possibly provokes for picking up something, but cover should at least prevent the AoO from Blue.

Saldin Marafi tries to carve a path free to the door--and his remaining bodyguards! He tries to stab Angry Magic Tree but the blade only shears off meaningless bark.
Saldin has done a 5' step and then an attack. I didn't factor the Shaken condition into the attack roll below, but suffice it to say, it missed anyway!

Rather than total defense, can we treat that bot as a delay, so that I can still act for Kolris?
Kolris follows Saldin as the merchant begins to flee. "Sorry bud, you're not leaving before we get what we came for." He reaches out and attempts to swipe the man's rapier straight out of his hand!

The bodyguards manage to duck under Angry Magic Tree’s furious swings. Gillie darts into the fray and launches himself at Saldin Marafi, leaving the merchant bloodied but still standing. Kolris tries to grab the rapier right out of Saldin’s hands, but the swordsman moves it away too quickly.
Kolris, I’ll let you take the disarm attempt now (as a delay from last round), but it will be your turn for the round.

Yup, that's how a delay should work. Kolris' initiative should now be reset to the position he just acted from after delay (to me, this looks like right after Gillie and before Saldin).

An instant later, Gillie's flurry of claws and teeth knock Saldin Marafi to the ground. The merchant groans, unconscious and unable to continue the fight.

Kolris steps forward; with a small nudge of his toe he catches the pommel of the fallen merchant's rapier and gives it a flip up; Kolris picks it out of the air as it flips in front of his face. He brandishes it at remaining bodyguard with a flourish, attempting to drive the point through the man's armor.

Sorry; I confused what was wall and what was not. Kolris wouldn't move into a position that blocked someone else's attack, so let's leave him where he was. Change the attack to a readied attack vs the guard if the guard returns (not likely, but hey). That way Bennett still has an opening for one last attack.

Bennett thrusts one end of his quarterstaff into the bodyguard's solar plexus, doubling him over, and then finishes him off with a strike to the temple.
The battle is over almost as quickly as it started. You can hear the normal buzz of the market around you--it doesn't seem like anyone took notice of the brief melee.
We are now off Initiative.
