Since I'm not especially familiar with what either of those do, I'll just say: Go with what your heart tells you

Almighty Crystal, do have a rough estimate on how many square miles Taldor is and again roughly what is mountain/forest. Just trying to populate the nation since I envision it as France during the 30 years war era with some Byzantine aspects thrown in. I found that France during the 1400's had about 120 people per square mile just thinking Taldor could be about 80-100 per square mile.

No clue, but a better historical comparison would actually be the Byzantine empire, which at it's height had a population density of about 9 people per square kilometer, but also consisted largely of barren landscape--the capitol itself was a half a million people all on it's own at that time.
We generally assume on Golarion that magic helps sustain a much high population density than real-world historical analogues, because easily available magic and alchemy can reduce disease, cure disease, and improve food yields in ways Earth didn't manage until the 19th and 20th centuries.

Hey, Crystal.
Just wanted to check in with you to see how you were doing. Hope you're OK.
We're having a bit of a rough time, and focusing on getting paperwork in order. We'll have it much easier in the coming years than our friends in the red states, and we'll be focusing on how to either get them to safety or donate more money to various charities to help.

It was someone with a connection to game design, so the overlap shouldn't really surprise me. Even so, I was all like "HEY I KNOW WHO THAT IS".
But I didn't friend request you because we don't actually know each other IRL so that might be creepy, but I still wanted to give you an internet hi-five, so to speak. :)

what exactly Barzillai thrune did to her younger sister that made her runaway from her family?

Hey there Crystal!
I'm really hyped about the Ironfang Invasion AP (it will be my first subscription!) and knowing you're developing it makes me both more confident and somehow even more excited! I loved your work at Hell's Rebels.
That being said I'll probably be tinkering a LOT with the AP and would like to know if those changes are too far-fetched according to the source material.
1) Using Crypt of the Everflame as a prelude. The PCs would be Young characters using NPC classes going through a slightly easier version of this module. I aim to use it as a way for the PCs to establish a bond of friendship and camaraderie (and introduce a few of the town's NPCs) before the start of the AP. A couple of years would pass before the invasion, and they would start the first adventure probably at the second level. That would require bringing the Crypt to Phaendar and other issues, though.
2) Running a non-spellcaster party. Ever since I first read about Nirmathas I dreamed of running a guerrilla-style where the PCs would have to use preparation, their wits and skills to beat the challenges ahead. Spellcasters would be far and few between, but considered major resources in the war and to be protected at all costs. I'm already wiping out a small system of Herbalism where concoctions may be used to alleviate wounds and remedy ailments. Does the AP feature challenges that can only be surpassed by magic (such as the entrance to the Runeforge at RotR)? Would you have any suggestions on how to deal with such a party?
3) How difficult would it be for a DM to change the overarching plot so as Molthune is behind the invasion? Say, the hobgoblins may be acting on that kingdom's orders, serving as shock troops while the leadership confers with Molthuni generals and may even have a charter to settle the region.

Across six books? Probably one or two challenges that assume some casting ability. If nothing else, someone will need ranks in Knowledge (arcana) and/or Spellcraft with RAW, but that's easy for a GM to change. No real suggestions for dealing with a non-magic party, except hand out a lot more healing potions—the entire game system is built assuming the PCs (among other things) have a fairly reliable means of healing themselves in short order.

As much as a small minority really want this to be the "Nirmathas vs Molthune" AP, it is not that. Medium-easy, although there's little reason for powerful hobgoblins with varied forces and a magic artifact to be subservient to a human nation whose defenders mostly cap out around CR 12

Very cool, thanks! My players have bought the idea of the non-spellcaster party.
As per the healing, I plan to implement the short rest and Hit Dice mechanic of 5e along with a homebrew subsystem of Herbalism that allows for small buffs coming from potions, concoctions and salves. I don't intend to make it harder for the PCs, just more involved.
I just noticed I didn't make a question about the point of using the Crypt of the Everflame as a prelude. Would applying that adventure's main points (the founder of the village fought a mercenary leader in an ancient crypt near the town, died and was buried there) to Phaendar be too out-of-character for that city? How much information can we expect on Phaendar on the first book's gazetteer?

Or, alternatively, an AP where the RL roles that one would expect for all the NPCS are not a good barometer of the environment/society?
ie, female blacksmiths, male courtesans, or maybe even a society or two where there are no 'gender-roles' but with talented characters of all sorts of different identity make a very productive nation-state?

Cool, thanks. I'm really looking forward to Ironfang Invasion. I like the "off the beaten track" APs. (Though I'll be honest - irrespective of adventure theme, I'm crossing everything for a taldor-set AP, together with all the back matter goodies that go along with that!)

I've noticed something interesting in the art provided for hobgoblins over various books. Most are bald, but a few have hair—mainly females, but not always. Even most of the hobgoblin women are bald.
Is this a result of art mistakes (i.e. they were always intended to be bald) or deliberate? Is there an in-world explanation, such as a cultural preference for shaving heads as part of the militaristic focus of the race?

Not a question this time, but I have to say I am LOVING Ironfang Invasion so far! An opening that puts you right in the action, a sense of desperation tempered with hope, a rag-tag group slowly becoming a force to take the battle to the Legion?! This is, like, everything I've wanted in an AP after Wrath of the Righteous wrapped up! Thank you, Crystal! :D
