So I was wondering how does one run an all goblin party especially when there is a bounty offered for each goblin ear?

Have the PCs start in the Licktoad Village instead of Sandpoint, and change Ameiko to a goblin bard of Tian descent. The PCs soon undertake a quest to depose the Jade Regent and install the first goblin empress of Minkai!

Yes, because that would go over very well with the people of Minkai. Or, like, anybody on the journey.

A more serious suggestion would be saying that, taking the AP as it is, an all-Goblin party is impossible. Nobody of the four NPCs would agree to that, given their background. Nobody in Minkai would take them seriously or want them as rulers.

If the OP wants to do that, he has to rewrite the whole campaign, NPCs, plot, everything.

Well, if you don't give a flying crap for the NPC backgrounds, the lore and consistency of the world, sure. Why not? Different strokes for different people. I try to take the world seriously and not make it a completely absurd place to play in. Maybe the OP prefers a more Men in Black scenario, what do I know?

Not an option. As you can see, APs are serious business.

You know, I could spend all day here pointing out where and how much a Goblin adventurer party would fail horribly and hilariously in any seriously played version of Golarion, but I probably should take into account that the OP very obviously is not planning a serious campaign. Or doesn't plan to take the AP very far.

This might be one of the hardest APs to pull off (followed by CoT). RotR might be fun with an all-goblin party (just play part one from the other side).

If you wanted to do Jade Regent, I'd recomment this: one of the goblins should be A) able to read and B) extremely ambitious. They have to kill Ameiko and all the other NPCs and take their caravan, then head North.

To make the AP work, they pretty much have to kill everyone they meet, unless their eventual goal is to ally with the BBEGs.

Your biggest problem::
The seal will never make them scions. It's totally out of character for the artifact. The only option that makes sense, at that point, is "We find box, give to other guys." Then the = goes from "kill all the oni" to "convince all the oni not to kill you."

If you want to do JR, I'd recommend having one goblin in the party, tops. If your players want to do an all-goblin AP, I'd recommend, in order, Skull and Shackles, Kingmaker, RotR. These will, in that order, require the least amount of rewriting (IMHO).

If you're all dead-set on doing both, here's what I'd do: give all the goblins <i>hats of disguise</i> at the beginning and plan to rewrite everything as you go.

You'd almost certainly want to downplay how evil goblins are. No baby-eating and only a minimum of fires--goblins may be a little crazy, but they're not necessarily nonfunctional in regular humanoid society. They're distrusted, but they are accepted on the fringe of human society. Then the PCs can be a group of heroic, progressive goblins prophesied to lead Minkai to greatness. That's a perfectly serviceable campaign right there.

On the other hand, if the players really want to play the psychotic goblins of Golarion canon, this campaign is gonna get silly immediately. But that's fine too.

This is actually just a curiosity, I have no intention of running Jade Regent anytime soon. The reason I asked was because this like a sequel to Rise Of Runelords and someone actually had an all goblin party.


tbug's all goblin party in Rise of the Runelords required a bit of rework, buy-in and general tlc (both on his part and that of his players) in order to function, if memory serves. I'm sure others have done it in the years since. But, the fact remains that you could keep some of the set pieces and themes of the adventure path as written. And then you'd have to do the leg-work to fill in the rest in order to properly stand Jade Regent on its head.


If Jade Regent is to be taken more seriously, there are a number of unpleasant issues thatc an be raised. It is not taking things to far that the PCs are servents/tools of Ameiko. Classic Japanese/Chinese media has shown nobility having the power of life and death over their servents. Sure the PCs can be scions but that is the emergency back-up plan. Until then they can even be Geased to obey Ameiko.

Getting sidetracked here, but taking a more serious/willed so by the divine part is that Ameiko begins changing to fit the role of empress. The final volume has Ameiko clad in her robes while giving us a wink. 'I may be empress, but I'm still Ameiko.' Instead how about this..

Ameiko starts changing when she has her dream in volume 1 but it only really kicks in when the group reaches Minkai, she gets more responsible and serious about her destiny and that will show itself in ways the party might be uncomfortable with. I forget her exact alignment(CG/NG) but as time goes on, she changes to LG(Determined to restore Minkai and guide it with a fair and compassionate hand) to LN(G) (Restore the dynasty as mandated by the divine with a wise and steady hand) to LN(Restore the dynasty as mandated by the divine law) Ameiko becomes less concerned about those of lesser rank except how they can help restore her dynasty. In the last volume, she can even order the party to go straight to getting the blessings of the past emperors rather than help the citizens and then go right to the palace.

Just want to pitch in here, I had the same idea as OP, to run Jade Regent with an all goblin party. Here's why: WE BE GOBLINS IS LISTED AS A STRAIGHT PREQUEL TO JADE REGENT!!!

I ran my group through We Be Goblins and they loved it. When I told them it was the Prequel to Jade Regent, they immediately demanded that I buy it and let them run it with their We Be Goblins goblins.

Come on, guys! There has to be a way to make this work!


Easy, Ameiko has to accept the goblin heroes as the best crew for the job. The goblins may have to make sure they are the only crew for the job. Hur hur hur.

Just have the goblins kidnap Ameiko because they can use her to read, and to get more fireworks...and to make their own tribe. Flee north from Sandru's caravan and the wrath of Chief Gutwad...voila.

Suffice it to say that the PCs would stand a good chance (if they manage to survive) of becoming some of the world's most powerful goblin heroes. And they might even be able to work with the Oni to secure the country of Minkai. Who knows, maybe along the journey the foul little miscreants decide that they wish to declare horse-hate on the Oni and their minions because they talk funny, or because they are threatening the goblin pcs' reading slave (and good luck charm). At that point, you could twist the end of the campaign to almost "as-written." Ameiko might not have the best time, but that's what she gets for being a spoiled rich heir to the throne of a distant land :-)

It's totally doable. But a monstrous PC version of a published AP is going to require some output of energy (to make it fun for 15 levels anyway). You'll just have to rewrite, massage and redirect some of the published content. And as always, stat-blocks are party neutral so you can toss any of the friends/foes presented in the entire campaign as the reverse or as-written depending on the over-arching story.
