I'll reset my initiative to immediately after Jarvis- whether or not he drops the guy will make a big difference in Culder's action.

Jarvis hears the commotion and pulls the bow off his back. Whirling around, he levels it at the sailor racing for the forecastle bell. Sending a prayer off to whoever would listen, he squeezes down on the triggering mechanism and lets the bolt fly.

@ Jarvis: You can only perform one action in the surprise round, so once you pulled the bow off your back...that was it.
Culder's action is next, but I'll remind you all--if your Initiative roll beats the guards', you'd get another action before the alarm can be raised.

"This way, miss!" Culder calls out moving forward, "Head fer that fire, I'll clear th'way!" As he moves he purposefully crashes into a barrel or other large object knocking it into the water (and hoping the guards will believe it was an undead landing in the bay). I think with an overrun I can move and knock something into the water?

@ Culder: It seems like the overrun rules are designed for engaging creatures and not objects, but I see no reason why it wouldn't work in this case.
Between alleged ghosts, zombies, a damsel in distress, an oil fire, crashing and splashing barrels, and perhaps even an arrow or two, the sailors are confused and slow to react (Just like me!). The guards near the gangplank are preoccupied with the fire while the wounded fellow on the forecastle is gasping in pain and starting to stagger toward the ship's bell to raise an alarm.

Shrugging off any potential for sympathy, Jordan draws yet another arrow back. Sighting the pin-cushioned guard, he lets his arrow fly.

I could be wrong but I think your base damage and crit damage both have a minimum of 1... So, it would be 3 damage total (2 from 4-2, and one from 2-2).
With the alarm bell momentarily safe, and one guard already dead, Culder charges into action. Embracing his rage, he moves up to the first guard and swings his heavy anchor...

Moina's sling bullet doinks off the back of the head of one of the sailors battling the small fire.
"Ouch! Who did that?" the man demands, turning toward the town end of the dock. He gets a deer-in-the-headlights glaze to his eyes as Culder jogs up and brains his with his trusty anchor. The sailor's down for the count and his friend suddenly doesn't find the fire to be the most threatening thing on the docks.
Aghon: Any action(s) before I have the surviving sailors act?

I'm at the opposite end of the docks from just about everybody right? Towards the wharf and away from the ships? If so, I'll drop my Obscuring Mist, to prevent escape that way. :)
Aghon mumbles the incantations and waves his hands in the necessary movements to conjure up a cloud of mist surrounding himself on the docks.

A 20-foot-high fog bank swallows Aghon and the far end of the docks, making escape for the crew of the Gale's Teeth an iffy proposition.
The remaining guard on the dock doesn't want to suffer the same fate as the fellow Culder just squashed, so he retreats further down the dock (withdraw action), leaving the small oil fire to spread and burn. Culder's close enough to hear someone running down a short flight of stairs and then see another sailor open a door leading under the poop deck (to the left of the mast at area 3 on the map). This fellow yells, "Hooper! Rouse the men! We're under attack!"
You think the wind is just strong enough to dissipate your spell in less than half a minute (4 rounds).

Seeing the guard retreat down the dock, Jordan comes out of cover and moves towards Culder, firing an arrow once he is within 30 feet of the retreating guard.

If I can't get within 30 feet, +3 bonus becomes +2 for 12 and 6

Jordan's arrow embeds into the doorjamb right next to where the last guard stand. "Hurry the **** up!!" the guy yells through the open doorway.
I currently have Culder and Jordan near the gangplank; Moina and Jarvis are about 30 ft. back along the dock; and Aghon and his fog about 60 ft. away.

Jarvis grumbles as he slips a new bolt into his crossbow. Bringing it to his shoulder, he sights in on the last guard. With a twang it releases and the bolt whistles through the air.

Aghon moves out of the fog towards the ship's gangplank, hoping he can be of some assistance to his comrades if all hell breaks loose, and a gang of pirates pours out of the ships hold.
Double Move for 60' of movement. I looked, and it doesn't appear that the obscuring mist hampers movement in any way, as you can clearly see 5' around at all times.

@ Aghon: Wouldn't a double move for you be 80 ft., or is the reduced speed a total encumbrance thing?
@ Culder: So...was that swing horizontal (resulting only in a strong breeze) or overhead (meaning I need to figure out the amount of damage done to the deck)? :)

Only 60, Aghon is currently carrying a medium load. That's what happens when you have little strength and are carrying around a shield, a trident, a morningstar, a crossbow and bolts, artisan's tools (which Aghon might need to use to fix up our boat at some point), and wearing armor that weighs in at 20 pounds. :)

Aghon and Moina join Jordan at the bottom of the gangplank while Jarvis grumbles and fiddles with his crossbow 30 feet back up the dock. Culder hustles up the gangplank unchallenged and takes a swing at the last guard but misses the lightly-armored man, probably because he's worried about damaging 'his' new ship.
The sailor guard is standing in the square outside the doorway that leads under the poop deck, so technically his allies could spill out through his square if they don't mind potentially eating an anchor-flavored AoO.

I'm assuming Culder's currently in the square with the 3 in it on the map and the sailor guard's in the square in front of the door. Moina--you can be pretty much anywhere in the general area around the gangplank.
More sailors begin streaming through the doorway behind the first guard. The man in front wields a cutlass that glows as bright as a torch. He demands of Culder and Moina, "Who are you and what business have you on this ship?" At almost the same time, the sailor behind him says, "That's Jimmy Cottonfists, it is!" The third man in line is mumbling under his breath (see spoiler).
Culder: You can take an AoO against any of the men who come out of the doorway. All have cutlasses at the ready; hard to tell if they want to talk or just attack the invaders on their ship. Let me know if you want to take an AoO and which sailor you want to target. The first one through tries to move into the open square to your left on the map; subsequent ones will try to go south (open to change if the first guy gets mashed).
Mumbling sailor whispered, "Two humans: a big male and a woman."

The burly pirate lets his anchor's momentum spin him around too far and then he stumbles as if he were more drunk than he really is... "ye all're th'talkativest undead I ever seen," he says hoping the guard, at least, heard the shouting from the dock seconds ago about an undead threat...

Culder can see at least one more shadowy form behind the first sailor guard who blocked the doorway leading beneath the sterncastle. From the darkness, a voice commands, "Leave this ship now! If they don't...cut them down, men!"
The sailor who recognized 'Jimmy Cottonfists' seems a bit dismayed by the order, but the other sailors are grim-faced and determined to protect their ship.
The voice giving the orders doesn't sound quite the same as Kory Hooper, owner of Black Spot.
Jarvis, Culder, Jordan, and Aghon are up (although technically they're still down on the dock).

Watching as Moina charges up the gangplank, Jarvis utters a small curse. This was clearly not going as smoothly as he would have liked. Seeing the mighty captain swing his anchor in futility, he opts to stay back a bit. He preps his crossbow, slipping a new arrow into the slot. Then, flinging his finger toward his compatriots on the boat (Culder), he mutters a few words and his whispered voice carries to him directly. I will hold back and do what I can to harry anyone that manages to slip by you. If you need me there, just whisper, and I'll make haste! He whispers quietly as he sights in his crossbow.
Casting Message, targeted on Culder. Lasts for 10 minutes.

Running up the gangplank, stops at the top, arrow nocked in his bow and looking around, taking the situation in. "Is everything alright up here?"
Doing his best to seem nonchalant, Jordan walks towards Culder and Moina, trying to sound casual. "Can't help noticing your ship is about to catch fire. Now might be a good time to put the weapons down and work to stop the blaze from spreadin'," he comments.

Aghon bellows an agreement to Jordan's assertion. Aye! Unless you want your ship to be renamed the sinking inferno, I'd get after some buckets. He says, then thinks a silent prayer to Hanspur, thanking him that he had been in the habit of preparing the spell create water. He goes through the incantations and gestures necessary to conjure up a couple gallons worth of water right on top of the spreading blaze.

The sailor at the door points at the arrow stuck in the doorjamb and then at Jordan. "That guy tried to kill me! Time for payback!"
Since Jordan's not close enough to attack, however, he swings his cutlass at Culder. The Captain has no trouble dodging the attack.

Sorry; somehow this slipped my mind.
Aghon's water spell quenches a part of the fire started by the tipped lantern and washes some of the spilled oil off the dock and into the harbor. Another such spell--two at most--should totally quench the small blaze.

Moina hesitates, uncertain of what to do. The voice from underneath the sterncastle decides things for her.
"What are you fools waiting for? They're attacking our ship, killing our men! GET THEM!!"
The same voice then barks a short magical phrase and more light leaps through the doorway leading beneath the sterncastle; Culder can see another sailor wielding a now-glowing cutlass behind the one guarding the doorway.
One sailor takes a swing at Culder, hacking into the Captain's shoulder (4 damage) while the one on the stairs slashes at Moina, missing. The sailor at the top of the stairs hesitates but seems to be considering jumping over the railing, possibly to attack Culder.
