Fel does not break his facade, but begins a detailed and quite eigth graderish negotiation in order to gain Hack time to get aboard the ship.
He tries several gambits, some simultaneously at the same time. If one sticks, he will chase it down to a logical or illogical conclusion. His purpose is to stall, with a secondary objective of convincing her of the ruse.
"So what do you think is going on here lady?"
"Where are the diamonds?"
"What are we supposed to do with the shipment of sunrods?"
"Do you think you can fool me?"
"I sent Reagh over here to talk to you about all this, you didn't see him?"
"It's OK, I checked"
Fel also tries to smooth things over with some diplomatic efforts aimed at the angry woman. 1d20 + 14 ⇒ (15) + 14 = 29

Diplomacy to change her back takes a full minute to do, and she's no longer interested (having turned Hostile even Fel's impressive display isn't enough.) You have officially reached the titular dilemma. I'll say Fel's fast-talking is enough to keep her from outright murdering the scholar, but not enough to talk her down. Hack can attempt a stealth check to enact his plan.

OK, Hack goes for it ... hoping the clanking of his armor and the thumping of his boots aren't too loud:
stealth: 1d20 - 2 ⇒ (16) - 2 = 14 <--I ain't no Bofus Beerswizzler, but this might just do...
Here is what I want to do.
First, take a quick look around this ship, going down one deck if necessary. I believe this is just a "pirate ship," not a fully laiden merchant vessal, but I don't want to damage it unless I can be as sure of that as I can.
While making this determination, I'll prepare ot sabotage the ship in one of the following three ways, in descending order of preference.
1) chop enough lines to make sailing (without repairing them) impossible
2) use alchemist's fire to start burning the sails. This should stop the ship, but *might* allow hte fire to be put out before the entire ship is engulfed
3) chop a hole in the bilge so it takes on water, making sailing impossible--but hopefully the water here is shallow enough so it won't sink entirely
If this is a laiden vessel, I won't use fire or excessive chopping for sure, but will find whatever lines I can quickly cut wit me axe, then get off the ship again and rejoin the group.

Were we at a table, this would be the moment of truth, a verbal stand off, a chance to see what kind of party you are....but alas, we're not. So, one false move means initiative, and it doesn't take a Diviner to know that Alejia will follow through on her word.

Harnac looks around at his companions, clearly confused at their willingness to let the pirate go. He looks at them, looks at the dagger-wielding pirate, looks at the tanglefoot bags in his hands, looks at the pirate again...and throws them both at her face.

Probably true. I was assuming, as Azdak did, that we could track her down afterwards. Now for actually saving the scholar...
With my ten rounds, I will make one more attempt at the lock:
Disable Device: 1d20 + 10 ⇒ (17) + 10 = 27 <= I assume this is enough?
Time: 1d4 ⇒ 4 rounds
Once the lock is open, I continue with the pre-prepared plan upon hearing Fel's voice and enter the cave with EXTREME sneakiness. Upon seeing the dilemma, I continue sneaking along the Eastern wall behind the thugs (who are hopefully attentive West to Fel and Alejia) and try to get as close to the scholar as possible without detection.
Stealth: 1d20 + 9 ⇒ (3) + 9 = 12 Ouch.
If I failed the lock check a second time, I would have gone around and ended up Northwest of Fel, taking Sumac and Gripper with me. Let me know which.

Hack has a moment's elation as the bag explodes into goo--whihc evaporates into frustration when she wiggles out of it. He lets out a suphuric curse and looks around at Sumac. GRAB HER!!!

The laughing only lasts one round, right? Better be safe than sorry then:
Obyrn takes advantage of the now-clumsy and now-giggly pirate captain to plunge his spear into her black... uh... heart? Sure, heart. Let's go with that.

No sneak damage, yes? She is not denied Dex, she just has very little dexterity. Damage: 1d8 + 1 ⇒ (3) + 1 = 4

Aye Trex
The pirate looks down into her abdomen and sees the spear sticking out, which is EVEN FUNNIER! She's bleeding profusely now, but still hale enough that sh'es going to be dangerous after the Chokehold of Laughter wears off. She spends this round laughing uncontrollably.
Azdak's spell will go off on the next initiative count. I'm not sure if you want to target her still or redirect to the sidekick pirates. I'll wait for confirmation (as well as this next round's actions) before posting save(s).

There's a chance that she'll make the sleep save so I'd rather try to kill her immediately (she's taken Sumac's bullet once, Hack's hit once, and my hit just now). Saving the scholar is most important right now.

Round 1 Conclusion
Seeing that Harnac and the others have nearly taken the pirate queen down, Azdak targets his sleep spell at the sidekick pirates to the north of him, trying to get both of them in a 10 foot burst.
Round 2
Azdak will run up and try to pull the scholar away from Alejia while she is laughing uncontrollably. He then tries to pull him away to safety.
"We mean you no harm, Hirako Gurukaza. Come with me, we must get you to safety!"
I think I have counted enough for a double move, but please edit the map as needed.

The spell immediately seizes hold of the injured pirate. He drops, snoring. The remaining pirate's confidence is shaken, but he fights on. The sorcerer pulls the scholar away. He seems to be drugged or dazed, so he answers with nothing more than a groan.

Aye, nice one Azdak!! Hack is clearly relieved that his near-botching of the situation has been saved by his friends. He then turns his energy entirely on the laughing, prone pirate.
Ye laugh like a hyena with a headcold, b1tch.

If this is enough to end her cackling, Hack will then move toward the still-ambulatory pirate--and I noted where on the map. If it's not, he takes a 2nd swing, after which a 5' step north is due.

Fel moves to the sleeping pirate and prepares to deliver a Coup de Grace. He readies his dagger at the sleeping fellow's throat. He sings a pleasant lullaby to the man, quietly enough that none of his companions could later ridicule him for being a singing bard. He shudders at the thought.
