So- looking at it, my thoughts:
1. We probably only need one Aristocrat so with Jet already that and level 2, I assume we won't convert anyone to Aristocrat
2. We are short on warriors currently, so I'd suggest prioritizing converting/leveling a few
3. For experts- there's probably a practical limit to how many it is useful to keep, right? They get two crafts, so if there are 11 useful craft skills then 6 experts max would be ideal? Or do we want multiple with craft (armorer) for instance to work together to craft faster?
Useful crafts for them- alchemy, armor, bows, carpentry, cloth, clothing, leather, locks, shoes, traps, and weapons- may have missed some and cloth/clothing/leather/locks/shoes might be marginal, maybe we want to focus only on alchemy, armor, bows, traps, weapons?
4. Adepts are probably useful to get a few as high of level as possible for the cure spells
Just some ideas/my gut instincts on how to use them

Yeah, a few adepts is good to help with crafting. We could have a potential source of magical gear with a bit of Spellcraft and a caster level, even if we pay full price for them.

I was thinking of taking a feat similar to brew potion but since we're doing just the PFS part I don't know if it would be useful. If we were doing it full campaign mode it would be different.
We can also get "full gear" as we level up rather than just relying on the gear we find in the AP.

I'm all up to split between experts and adepts, but considering we also have some craft skills ourselves (and downtime, I guess, at certain points) we can probably start like Arthur said leveling a couple warriors at least. I never played Ironfang Invasion at this level (unfortunately I was only able to play the first couple levels and the game would die), but I'm assuming they might help defend the camps when we're off?

Herman already has Brew Potion and Craft Wondrous Item, so we should be covered there if you want to put that feat in another direction.

My failure to make it editable actually is a blessing in disguise: @everyone --> do it like Herman. That way I can enter this in sequence.
And yes, as you can see in the spreadsheet, I've integrated Fizzle's Gameplay mentions of two NPCs he spontaneously made up. You are all free to come up with names and suggest skills for these guys, and I will enter them in the sheet in sequence. Each of you should limit yourselves to one or two NPCs if everyone wants a chance at this. If some of you don't care just say say and 'give your NPC plot shares' to others... ;)

I will promote one Commoner to Warrior:
Marduk Lonething is a very young and friendly half-elf who used to work as a washer/cleaner in the inn. A hopeful and naive orphan skinny kid who admires the heroes and quickly showed promise with his martial skills, slowly he is being trained by Dommer to help defend the camp.

Ok, so I'll use my one promotion to promote a commoner to Warrior: he had Craft (Weapons) before:
Milton: Milton, in his late 30s, made simple farm tools and blades before the Hobgoblins came. Now, his wife slain and he and their daughter Maria on the run, he has begun to train with Arthur in how to hold and use a pike and halberd. Too old to begin training for a soldier of the more populated nations, Arthur nonetheless is doing his best to teach Milton the basics so that he can better defend the civilians when the heroes are away.

Dyna and Sadi are twins, barely old enough to be considered adults by the rest of the village. Herman's words strike a chord in the pair - they refuse to die now after surviving so long. Dyna studies Herman, eventually gathering the courage (or desperation) to ask for advice and how to perform a few simple spells. Sadi prefers direct action, becoming a complete supply chain for simple clothing and repairs all the way from trapping rabbits and deer to skinning and tanning the hides to crafting functional, if plain clothes to keep the survivors warm.

Restial, a minor merchant of bows, on the side he has a started to make small pieces of jewelry to help supplement his income.
Craft (Bow/Jewelry), K:Engineering, Profession (Merchant), Stealth, Survival

Hrothgar the Bold, Master of the hounds. He helped train the guard dogs.

Yep, two arrows went in. I'll update the description. However you can't use Perfect Strike more than once per round, even if you have multiple uses per day due to being a monk; i.e. the second arrow went in without the use of Perfect Strike.
To avoid shennanigans, let's always assume your 'first' attack is the Perfect Strike one in the future, and the other attacks are not Perfect Strikes.
