Bedu waves inwards and grins at the girl's lit bottom, he murmurs in softly, "do you wish to be a shady lady, my friend?"
The bard hefts his shield in readiness for something to go wrong. But still the halfling waits by the lockable door. He listens out in the distance for any footfalls.

Tessa nods to Bedu, "Please extinguish my radiant rear if you don't mind."
With that she will head in to the sleeping man and thwonk him with the handle of the dagger as instructed by Erick. Not sure what checks you would like.

Tessa carefully open the door with a hand on the dagger.
but what she see before her surprises her.
It's true that Bedu heard one person sleeping, but that was no guarantee that he was alone.
apparently, half a dozen people are sleeping along with him in this barracks.
If nothing else, Tessa doesn't seem to have awoke anybody yet.

Erick looks past Tessa into the room, and rolls his eyes.
He looks to the others behind them, and puts a finger to his lips. He holds up his right hand with all five fingers splayed out wide, then holds up a single digit again, then points to the room.
Looking to Tessa, he motions toward the room, and makes a motion as if hitting someone on the head, then holds up a finger. Then does it again, and holds up a second finger, then makes a 'and so on' motion with his hand.
He then puts a hand on his sword hilt, but doesn't draw it so it doesn't make any noise, and readies himself to charge into the room if someone wakes up.

Tessa looks back at Erick and raises her eyebrows. She nods at his action and proceeds with her original plan.

a friend birthday actually. I assume your plan is to hit to stun. I need both a stealth roll and a non lethal attack on an helpless target. malus from non lethal attack and bonus for prone target cancels eachother ad the target has 0 dexterity. if you instead want to kill is a stealth + coup de grace

You can do a coup de grace with a non-lethal weapon. Rules don't state it has to be lethal, just a melee weapon (which can deal non-lethal damage). The way I've seen it handled is you roll the normal damage for the attack (1d4+ str bonus x 2 for auto crit), apply the non-lethal damage (turning it to lethal if it's more than the HP of the person), and then they make the con check. If they fail it, they are unconscious. If the lethal + non-lethal > HP they are unconscious without making a con check. Up to you though.

No, it's a coup de grace, you auto crit with no attack roll required (so 2d4+2) and they have to make a con check or fall unconscious. If we had a cudgel, you'd be doing 2d6+4 (two handed blow). But we don't seem to have packed one of those.

Oh. I thought the plan was to bonk them over the head, not to kill them. Coup de grace is a little more extreme of a path than I thought we were taking.

Tessa hits the rogue right behind the neck in an attempt to subdue him but somehow she fails in her intent.
While she was silent about it the strength of the hit is just not enough and the thief wake up with whining about it.
He turns around to see what or who hit him in the back when he see Tessa.
"WHO THE HELL RE YOU?!?"
The rogue is currently disarmed.
All the people in this room are likely to wake up soon.
But for the moment .. you do have a surprise round.
I'll put the initiative order above .. just ignore all the thug turns for now.
since it's a surprise round and nobody is going to interrupt you feel free to take your actions in the order you want.
Of course, Tessa already took her action.

Hearing the guard blurt out, Gavin sprints forward. Gods damned! Hope there's not a lot in there! He makes it into the room to see seven forms in the darkness, and Gavin flattens against the wall to let others through, aware that his companions move quicker than he.

Erick shuffles into the room. "Shh, you're gonna wake everyone up." He tells the one rogue in a soft reasonable tone.

Ismaire hears the thug yell and goes towards the door and whispers to Gavin. "What happened? I heard someone scream." Cormag follows Ismaire when she walked towards where the rest of the party went.

Bedu steps into the room last and moves forwards, his scimitar and shield now at the ready.
The barber will allow the warriors to get past.
If the one at his feet stirs then Bedu plans to stab him hard in the throat. His sword is poised like a silver mamba ready to strike.

"we are under attack!!!" screams the waking thugs while reaching for their weapons.
The closer ones immediately get up and try to attack Tessa and Erick.
you get a AoO on them before their attack resolves.

Another one takes his weapon and rushes towards Bedu and yet another jumps into the corridor and loads a hand crossbow.
Erick and Tessa have their AoO then Tessa and Ismaire are up for their turn. If Tessa with her AoO does more than 6 damage the attack on her is negated as it would render the enemy unconscious right before it happens)

Bedu may have missed a AoO as the thug got up beneath him.

The thug stands up so Bedu begins to chant softly about this rhagodessa and its many ripping arms and deadly nightmarish claws.
Bedu does inspire courage on the party and waits for the others to strike. If he can move five feet he will swop with Gavin.

As Bedu begins his chant, Gavin feels strength enter him. Not only the comforting strength of the Drunken God, which is always present, but the confidence of his smaller friend, the Barber, boosted by the little man's rhythmic, syllabic cadence. Shifting by the halfling, Gavin swings his flail at the nearest thug, bringing the weapon around in time to the Barber's beat, splintering the bed beside the thug.

Erick's sword lodges itself in the middle of the thug torso, entering from the shoulder. The thug falls to the ground like a bag full of stones.

Bedu continues to impress his people, exhorting them to greater effort, more accuracy (Tessa) and a quick end to the fight.
He drops his scimitar and calls on the eyes on the nearest thug to forget his violence briefly.
Move action to continue performance and inspire everyone +1 to hit and damage. Cast daze at nearest thug, Will DC13 to resist.

the lotus dragon feels dizzy for a moment as he is touched by Bedu's spell but he shakes it off.
two of the thugs point their weapon at Gavin and shoot with their hand crossbow, then reload their bolts.

thug 5 attack on Gavin: 1d20 + 3 ⇒ (6) + 3 = 9
One of the bolts bounces harmlessly on Gavin's armor while the other misses completely.

the man at the end of the room tries to aim for the archer. his bolt goes crashing on the wall behind Ismaire.
He curses as he loads yet another bolt in frustration.

Stepping over the corpse and onto top of the bed in front of him, Gavin moves forward bringing the flail back around and down at the thug to his left. "ਹੁਣ ਛੱਡੋ, ਅਤੇ ਤੁਹਾਨੂੰ ਰਹਿੰਦੇ!"
Not sure how you want to treat the bed - difficult terrain? I can make a move action 20' and attack action if it is difficult terrain, but if it is a jump or climb check to step onto the bed, please roll for me.
