Cool. I am going to post now since I'm so out of combat that I could act anytime and the results would largely be the same.
From out of thin air, a metallic man warps onto the battlefield and immediately assumes a defensive kneeling position.
About time ya got here~ Neji playfully scolds her Eidolon via telepathy. She places an invisible hand on the golem's back and thinks, Alright, let's activate yer secondary Shields!
As Destroyerman sits stone still without comment, Neji realizes something else.
Yeah, yer gonna need yer sword, aren't ya? the blue-haired gnome muses as she reaches into her Handy Haversack and quickly pulls out a falchion that is nearly twice as long as she is tall.
If possible, she hands it over to her Eidolon.
Neji summons Destroyerman, casts Shield on him via Share Spells as a standard action, and draws his sword from her Haversack as a move.
Destroyerman assumes total defense as a standard action, and if possible, takes his falchion from Neji as a move. He can't see her, but Neji can just mentally tell him where to move his arm and when to grasp the handle. His AC is currently 28.

Round 1
Seraph: Like a lightning she unleashes against the huge Auchs, making a wide gash in his stomach. A lesser, or more intelligent man would have reacted, but he keeps on like if nothing happen, his brain unable to cope with the speedy attack.
Daliedhur: She and Leaf take cover and cast gravity bow.
Azurefang: As soon as it appears Azurefang bites Dirty Jeb Megesen, grabbing his ankle, almost breaking his leg and tripping him to the ground.
Round 2
I am changing the initiative order a little so all the players have their turn together. so now is the bandits, then the characters and allies, and finally Auch and Topper Red.
Ayles Megesen (Image): About to shoot Halcorg, he smiles when he sees him scream and drop the portcullis, falling for Vodyanoy illusion. He then fires on Angelo Khavortorov. He reloads after firing.

Angelo gets hit, but doesn't stop moving!
North side bard: (Inspire Courage +1 - 8 rounds left) The bard keeps his song, and tries to fire on the heroes at the door, but the wind wall deflect his arrow.
Stag Lord (Image): The Stag Lord now aims at Maria, now that she revealed her true colors.

Only one arrow hits Maria, in the middle of her chest. She looks down, looking as if trying to disbelieve it.
Cragger Kench (Image): The madman looks Azurefang appearing in front of him and decides is a better target for his fury. (No longer Shaken). He howls like a wolf when he attacks.

Damage: 2d6 + 10 ⇒ (4, 1) + 10 = 15
He cuts deeply into the wolf.
Falgrim Sneeg (Image): He evaluates the situation and decides to attack Seraph.

He expertly hit her twice. He seems like a guy that knows what he is doing, if not very strong.
Dovan (Image): He looks worried that the bandit arrows are missing all the heroes.

Jex the Snitch (Image): Smiling after seeing Halcorg drop the portcullis, he tries to finish Maria off.
"The Stag Lord will reward me for this!"

Dirty Jeb Megesen (Image): Now prone, but flanking Azurefang, decides to finish the wolf before it does more damage.

Nevertheless he fails both attack.
Fat Norry (Image): From the tower he fires on Tarina:

His arrow barely misses her armor, and penetrates her flesh.
Other bandits:
The bandits on the path leading to the fort with bows keep firing, ineffectively, towards the heroes outside the fort, thanks to Tatiana's Wind Wall. She, on the other hand, finds a bandit just in front of her, and another with a bow and arrow farther away. Both ready attacks.
"Move and you are dead. You will be our playtoy now."
They smile lasciviously.
On the other side the sword and shield bandit covers himself with his shield, seeing the large wolf Azurefang in front of him (Total Defense) while a second bow bandit appears in the corner and fires towards the wolf.

Damage: 1d8 ⇒ 4

An entangled creature takes a –2 penalty on attack rolls and a –4 penalty to Dexterity and must make a DC 15 Reflex save or be glued to the floor, unable to move. Even on a successful save, it can move only at half speed. If the entangled creature attempts to cast a spell, it must make a concentration check with a DC of 15 + the spell's level or be unable to cast the spell.
They both manage to avoid the worst from the Tanglefoot bag, but they is covered, anyway.
The archers next to them fire towards Angelo and Tarina too.

Xi'Tir: She tries to tumble past Dirty Jeb Megesen but she is unable to. He makes an attack on her, even while prone:

She gets a nasty cut, but continue towards her marks, where is unleashes a powerful attack on Auchs and Cragger.
Auchs looks at the injury he received, and then with anger towards Xi'Tir:
"Black Woman hurt me! I will kill her!"
Cragger Kench only growls, fury burning hotter in his mad eyes.
Maria Borgnok: The color flushed from her face, she stands there, unarmed, looking at her chest with the arrow protruding from there. Right then Jex the Snitch hit her with his shield, and her knees buckle, and she fall to her knees, without making a sound, her eyes lost and unfocused.
Neji: Neji finish summoning Destroyerman. The bandits look surprised at the sudden appearance of the Eidolon. Destroyerman assumes a Total Defense stance, and reach into Neji´s Haversack to grab his falchion.
Neji can't do anything else, this is the 10th round of summoning.
Vodyanoy Leventon: His face a mask of sorrow, he looks at Maria.
"I was mistaken about her. He will pay for his crimes. I'll make him pay!"
His face then changes into a mask of hate and terror, while he conjures the Stag Lord's worst nightmares! His own father, ready to hit him, until he pass out from the pain, when he was a little boy!
He casts Phantasmal Killer Will Save DC 21, then Fortitude Save DC 21
Stag Lord Will Save: 1d20 + 4 ⇒ (17) + 4 = 21
The Stag Lord reels from the image of his father, in fear, but then he recovers his senses.

4 Swords:
Angelo Khavortorov tumbles trying to avoid an attack of opportunity from Jex the Snitch.
Acrobatics DC 21: 1d20 + 12 ⇒ (20) + 12 = 32 (forgot the effect of the Tanglefoot bag, but it was a Natural 20 anyway).
He masterfully rolls avoiding Jex's rapier, and continues towards Tatiana. Ralph quickly moves behind him and pass Jex without giving him chance to react. They move next to Tatiana, stop at her side, smile, and salute with their rapiers.
"You didn't thought she was alone, right?"
The first bandit attacks Ralph, while the second fires on Angelo.

I am delaying until everyone hopefully goes in. Unfortunately Halcorg has a problem here. He will not leave anyone behind, but also needs to protect the fallen Maria.
Action: Delay until I see whether the swords, Mulray and Daliedhur slide under the wall. Then he will drop it trapping the rest of the bandits and Dovan outside.
My intention is to take the earthbreaker and then hopefully 5' step and attack someone.
Corsario - is it possible to have a row of the icons on one side with the names of each next to them. With the swords and Maria and all the bad guys, it is hard for me to tell who is who. I know that you have most of them linked in your post. But, it would be easier to just look at the picture you want to attack, and then scan a list next to the map to see whether that icon is friend or foe.

Despite serious injuries she remained composed, fighting grimly on despite being outnumbered, but with the appearance of Xi and the large wolf her hopes brightened some...
With a single bow shot from the Stag Lord her heart stilled, the arrow zipped past her and the thunk of the longbows arrow impacting flesh behind her made her eyes widen in horror. With anger driving her strikes Seraph unleashed hell on the brute in front of her once more, putting all her might into the single devastating hit...

The blow would have killed a lesser man, but hopefully it would slow down that ignorant brute.
However her strike didn't end, she paced to her right keeping the moment of her swinging blade around as she tried to bring the powerful strike around to hit the Snitch! She planned t decapitate him from groin to throat in one blow. Perfectly timed at the moment when his shield was extended to strike Maria. The fury in her eyes seemed as though it would make the very air combust with her unbridled rage.

The shimmering field covering her dark skin burst from another impact and she laughed at the confused look on dirty Jebs face when no blood was on her blade. Her headband pulsed with energy as she faced off with the two brutes alongside Seraph.
She fought like a mad woman, swinging her greatblade with savage precision, aiming for their weak points. Using her knowledge of the human body to do maximum damage. Again she aimed her weapon to cut Auchs, then Kregger. Laughing as her initial strike connects once more with sadistic ease~

No, Halcorg will hold the door then. I did not realize that the earthbreaker was that far away. I thought he was the one standing next to me.
Halcorg will continue to hold the portcullis - which with the illusion probably looks like he is screaming at the supposedly closed gate.
I think that I have the Blur potion and Xi has the Bull's Strength is what was agreed.
Is it a standard action? Or a move action to continue holding the gate? If it is a move, then I will drink the Blur potion since I need the have the earthbreaker before casting Lead Blades.

Let's say it's a Free action, but don't let you move or use your hands for anything else. It is really heavy, after all.

Actually, I assume I would be using my shoulder/back to support the gate. If it is that heavy, there is no way even Halcorg could hold it that long. On his shoulder it is high enough for anyone, other than a horse, to easily get under. Doing it this way should allow some minimal use of his hands - perhaps drinking a potion. If not, he will ask Michael to take the potion and give it to him.
Halcorg will use his standard to drink the potion. Hopefully his earthbreaker will arrive at the end of this round.

I know that I am not the best at this. But, if everyone posts Round 1, Round 2, etc at the top of each post, it make it much easier for everyone, including the DM, to figure out what others are doing. Without this, sometimes it is hard to tell what is a current round action and what is a retcon for another previous round. It also avoids duplication of actions in a single round which is really frustrating when it included good rolls.

Tarina heals Seraph (and probably saved her life)....
Azurefang tries to bite the bandit in total defense next to him, but fails, as he is able to put his shield to protect him.
Xi'Tir: No problem, Auchs survived the round, so she will kill him in her action of round 3 (I will use your previous action for it).
working in the wrap up for round 2, and the start of Round 3. Should be ready in the next 4 hours.

Round 2 - Players
The battle carnage reaches a peak, caos and blood everywhere.
Xi'Tir and Neji had already acted this round.
Seraph: She presses her attack on Auchs body, and cuts him again. This time she cuts through the blubber and into his vicera, which now free drops at his feet. Auchs look down, and not understanding what he is seeing keeps figthing.
After seeing Maria fall to her knees, an arrow in her chest and her face broken and bloody, she turns to avenge him, attacking Jex the Snitch with a powerful blow. He looks scared at the huge woman now facing him, threatening to kill him (he is the one doing the threats, normally), but manages to hide behind his shield.
Hacorg: With superhuman strength, he puts the portcullis on his shoulder and use his hands to drink a potion of Blur. Luckily for him Vidyanoy illusion holds, and no one minds him. He motions everybody outside to enter the fort, so he can join the fray.
Tatiana: The thank 2 of the Khavortorov bothers (Angelo showing several injuries) and proceeds to heal from the Stag Lord's arrow injuries. Her Wind Wall keeps everybody outside of the fort protected (2/6 rounds).
Daliedhur: The elf peeks over the gate, and fires 3 arrows in rapid succession. The first one pierce Dirty Jeb Megesen neck just as he was trying to get up. He is dead before his body hits the dirt. Her last two arrows pass just next to the door into Jex the Snitch's back, hurting him badly.
Mulray: Quickly seizing the opportunity Mulray fires at a Bandit about to throw a flask on Tatiana and makes him drop it, when the arrow hurt him badly on the shoulder.
Karou moves into the fort over the now dead Dirty Jeb, shocked by the carnage.
Tarina: She sees the Stag Lord smile when he sees Seraph move back into the open, and getting an arrow aimed at her back. She quickly touches the red general, healing her.
Azurefang tries to bite the Bandit with the shield next to him, but even as he pushes him on the stone wall he is unable to hurt him.
Round 2 - Auchs and Topper Red
Topper Red (Image): The Pitiax Bard sees Auchs about to die, and screaming an eulogy for his diying comrade:
"Wild men who caught and sang the sun in flight,
And learn, too late, they grieved it on its way,
Do not go gentle into that good night."
All the bandits, specially Auchs, gain heart at his words.

Auchs (Image): Viscera and blood splash around when he leashes out, for the last time in is life, against Xi'Tir, moving his greatclub with incredible speed!

Her laughter is silenced when Flagrim Sneeg weapon slashes her along her side. However she doesn't die, somehow Xi'Tir lived through the brutal blows...
Since it is Round 3 I assume that Xi's actions won't happen as she was lower initiative?

Dovan (Image): He sees the appearance of the Eidolon as a change to fire at something.
"Fire at that thing! Kill it!"
Jex the Snitch (Image): Just as he feared for his life he sees an arrow appears on Seraph's chest, and her collapse to the floor. He mentally thanks the Stag Lord, and badly hurt as he is makes a run for it.
Falgrim sees him pass, while mumbling "Damn coward!".
Dirty Jeb Megesen (Image): Dead.
Fat Norry (Image): The fat bandit cheers at seeing Seraph and Xi'Tir fall.

As in a movie Angelo makes the same movement, and disarms the other bandit too! Second fumble in a row! He and his cousin start to laugh, but stops when they see Seraph, Maria and Xi'Tir prone!
On the other side the sword and shield bandit keeps covering himself with his shield from Azurefang (Total Defense) while the second bow bandit in the corner keeps firing towards the wolf.

You all see a woman float over the fort, as beautiful and terrible as you can imagine, and she laughs at the Stag Lord.

The first move was a bonus action from the Hero Point. I then full attacked, and will 5' move as part of the full attack if Auchs goes down with the first blow.
Effectively it is:
Hero Point --> extra move/standard (used as a move to drop gate and move adjacent to Auchs
Regular Action --> FRA - full attack with 5' move as part of attack
Pretty sure I should be able to do this.

Well, it looks like Vodyanoy just redeemed himself.
Due to total defense, none of those arrows actually hit D-Man's temp AC of 24.
Neji can only watch in horror as a volley of arrows come soaring toward her. Even if the archers can't see her, one the strays could very well hit her between the eyes. Luckily, her Eidolon acts first, tossing his metal frame in the way of the attack. The entire barrage ultimately either misses or simply bounces off of Destroyerman's well fortified back.
The azure-haired gnome gets a sinking feeling that things aren't going very well for her friends either. Her hearing isn't exactly perfect, but she thinks she can hear someone screaming. One of her allies maybe? Vodyanoy? What if they need to retreat?! They'll get turned to pin cushions by these archers...
Neji stops thinking. She acts.
Faster than she has ever moved before, the little gnome taps deep into her arcane power. In the span of size seconds, Neji rapidly belts her Eidolon with four spells. Two forcefields quickly surround Destroyerman, who rockets up in size and bulk. The golem readies his mighty blade
The bandits blink, and then he is upon them.

Neji burns all three of her hero points and casts Enlarge Person on D-Man, Shield on D-Man, Mage Armor on D-Man, and Haste on herself and D-Man.
Destroyerman rockets over to 34.16/17-35.16/17 and chops down the mook at 34.19. Destroyerman's AC is 28. He has 15 foot reach with his falchion and Combat Reflexes, so he could get two AoOs on these goons. This is going to be fun.

Neji: Damn! You won't even let them get 1 hit! About the hero points, you can only spend one every round, so you can only cast two spells on Destroyerman.

Way back when, I recall Marius blew all three of his to carve up that Linnorm. If I can't repeat that feat, I'll keep Shield and Mage Armor. AC is still 28, but without Haste, he has to charge to get to 34.19, so it's 26 for the round. While his reach is now only 10 feet, his Dex is 14, so he gets three AoOs this round.
Falchion Damage Reroll: 4d4 + 16 + 12 ⇒ (2, 4, 1, 1) + 16 + 12 = 36
If you want to just drop the extra dice and strength bonus, then the old attack was 40 damage.

Neji: Don't try to eat all the world in one glup! Take it easy on the poor archers (they are level 1 and 2). Roll the AoOs. And get ready to chase some poor guys!
Daliedhur: Halcorg delays so you can enter if you like. Shoot through the portcullis? I guess you can hit on a critical Roll.
Tatiana: Got it. You heal all the good guys, bringing Xi'Tir back and active (but prone, we can use your rolls for round 3 but with - 4 for being prone, or you can try to get away before they will you again) and making Seraph stable (but still unconscious, and with an arrow crossing her chest). Maria still doesn't move. Tarina and Azurefang are healed too.
You don't heal bad guys that you are aware of.
Halcorg: You can take into account Xi'Tir and Daliedhur's actions before you attack. Xi'Tir has 2 HP, so help / cover her is still a good idea.

Ok, for the move, I should be able to move - 78.18 . . 79.19 . . 80.18
This is moving through the wolf's square, but I believe that I can move through a square occupied by a friend with no restrictions. This should put me at 80.18 on top of Xi allowing me to get the full attack in.
Hopefully Tatiana will delay until after I have moved to avoid Xi getting hit by all three that are surrounding her.
