I am a complete amateur GM, and about to start my 5th session. So far I have had trouble with all the NPC allies I have had to constantly keep track of. I made the decision to have all 3 NPCs (now also including Lann) sit back unless they feel that they are needed or are asked to help so that they don't outshine the PCs. The biggest problem for me is that I find it hard to switch between personalitys quickly, and I rather to have characters "take turns" in talking rather than have back and forth
I was thinking that since the characters have earnt the bonus feat from Iomedae that I could give them all the leadership feat to have them take some of the encounter work away from me.

Roleplaying multiple NPCs talking to each other will always feel off.
If you can, have a friend who's not playing in the game stop by to act out an NPC's lines for you so the conversation can look more natural.
Don't be afraid to simply state, "Anevia and Horgus start shouting at each other. Anevia calls him out for hiding his faith, and Horgus retorts that he finds irony in being preached to by a thief. What do you do?" This particular encounter is the roughest - at no other point (thus far) do you see NPCs scripted to shout at each other this heatedly. Get the point across that they're fighting, and the salient points they bring up, and let the players take it from there.
