There ain't no way I can climb in that tub's fast as Nummer., thinks Lionel, before grinning at the guard and waving his Calistrian amulet. "Heey, brotha! I'm here from tha Calistrian temple 'cross the docks. We's got a complaint that yar boss, Bengie, 's what his name was, 'd given one of tha priestesses a small present, o' tha sort that itches and ain't good for tha flow of dimes, if ya catch ma drift. I was here ta talk to dat Bengie fella, since it does 'appen sometimes, so we ain't too bothered, but ya gotta tell peeples about stuff like this, ya know! A charm ta protect from disease's much cheaper than one ta remove it, ya know." He finishes, winking to the undoubtedly surprised guard, and rubs his three fingers together, indicating the lack of gold pieces in this hand, and how that problem should be rectified.

Look at the map - we swam in under the sea door, and are currently floating in the water next to their ship. I reckon convincing them you are a visiting Calistrian will have some horrendous Bluff penalties. Keeping quiet whilst those outside distract the men from those of us inside is probably the best bet.

Draylan puts on his best fear face, mixed with concern.
"If you're referring to the large well armed gentleman that was just here, I pointed out a few suspicious halflings that had been snooping around the building here. He chased off after them around that other building. I fear them may have lured him into some sort of trap or ambush." Draylan points the direction the guard ran off. "You may want to find him, in case the halflings prove more than he can manage. Or maybe even to aid him in detaining and questioning them. If you like I can wait here and make sure no one enters the building while you're gone?"

Eveline follows the action topside, and chuckles silently, seeing all the guards rush outside thanks to Draylan's clever ploy. She's interested in the man on the loft, who apparently has not moved from his spot. That's got to be the boss, Bengeirr, she thinks to herself.
A black man appearing from the warehouse's waterfront comes preaching about Calistria. That... sounds more like slapstick humor.

The guards look surprised at Draylan "What happened? Is he ok?" they peer to the streets seeing nothing "Were do you say he is?" and then saw Reed appearing with his axes at hand "Who are you? Why should I trust you?" and then pointing to the ranger "You stay there!"
Meanwhile, Numair climbs the ship from the concealed side, perhaps helped by his claws. The ship is a simple one-level longship with benches for rowers and a single mast. In the bottom of the ship are seven bodies tightly wrapped in sailcloth. They still wear the coats of Greydog Manor guards, Skelg's state only forces.
Numair retrieves the lantern hanging from the prow of the ship.

Wanting to make absolutely sure that he has the right lantern, Numair ducks down in the ship, and casts Detect Magic to analyse the lantern (and quickly scan the rest of the ship whilst he is at it ;-)).

Popping his head up over the side of the boat, he locks eyes with Lionel, points to the lantern that he is holding, then shakes his head.
He then gestures towards the upstairs level, and gives a thumbs-up signal.

Unfortunately, it looks like the lantern is upstairs, and since to get to the staircase, we need to pass within 5' of the guards, I doubt we can (Numair and Lionel) can sneak up there - so it looks like we may be initiating combat...

As soon as he's on the boat, he begins whispering at Numair, "Nummer, what we doin'? There's one o' em, but I dunna how many others 'round here. I think there was one outside as well. I really don' like killin' peeps that'd been hired for a job. I never hadta do 'dat. I can try an' close his wounds if need be, but I'd rather nat risk it."
Please note that Lionel wasn't told about the bodies, he might change his mind after hearing this, or just be a bit more reckless.

"These men, also, were just doing their job - and look where it got them. Whilst I don't want to simply slaughter people out of hand, it would appear that a peaceful option is no longer on the table..."

"I would gladly lend any aid to your associate, but I am not willing get involved in whatever conflict he may have initiated with those rough looking halflings. Respectfully, your affairs are none of my business. I'm content to watch excitement take place and tell stories, but I am not versed in matters of combat." Draylan takes a bow, "At your request, I could spare some time to watch this door while YOU check on your friend. I did my part to report the situation to... ummm... the proper authorities. If you would not like to take advantage of my offer, I will wish y'all well in your endeavors and be on my way."

Reed tires of the situation, realizing the guards have apparently decided to be too wary to fall for such a ruse. He stalks towards the guards, weapons still in hand. "Go check on your friend, sir. I insist!" This is said through gritted teeth, his posture clearly hostile.

Lionel sighs slowly and nods at Numair. "Ya damn right." He then looks at the bodies of the guards and the guard standing at the door. "I say we get real sneaky and then double team 'im." Lionel cautiously repositions, passing by the plank, and readies an action to charge the guard with his spear if he does anything aggressive towards the party.

Observing the guards are distracted by Drylan and Reed's charade, Lionel slowly approaches and then calmly climbs through the loft stairs while his companions observe tense the events, ready to attack.

On top of the loft Lionel finds a big Ulfen resting in a bed. He has a Gorum holy symbol around his neck. Just next to him he sees a lantern that cannot be other than the Beacon of the North. Carefully picking it up, the stout cleric starts descending the stairs.

Lionel finds the guards are still distracted discussing with Reed, so he walks close to the waters. When he is almost to jump into the water at the far side of the warehouse, one of the tables makes an unexpected noise Gnyiiiic!

Still dazed by the light change, they look to one side and the other still not seeing Lionel hidden in the far side of the building and ready to jump into the water.

Sorry for this very GM driven action, but I felt I had to make something happen. It surprisingly worked and I hope it helps to solve the apparent stagger on action terms.
Currently Lionel has the Beacon of the North at his hands, and the guards are looking for some noise at the far side of the warehouse where he stands.

Eveline sees it all from the skylight, and keeps her fingers crossed all the way. She lets out a silent curse as Lionel produces a sound just before he would get away.
Even if we get him out, we can't let these barbarians go unpunished. They killed Skelg's men! Eveline ponders, left on the roof unable to directly affect the situation. She starts to tap her bow against the wooden roof, staying outside of sight herself, trying to mimic bird's steps.

I understand Draylan and Eveline post as a delay, so here we go
The blue coated Ulfen approaches the back of the warehouse discovering Lionel just in front with the lantern within his hands "Gorum! Da' thieves at the warehouse! Infiltrators! Bengeirr!"

He then approaches Lionel, whom still flat-footed and holding the lantern in one hand, cannot make use of his spear.
Eveline observes how the Gorum follower in the loft slightly awakes and then suddenly moves up, still sit in the bed, he looks at both sides not fully understanding what is going on, then grabs a greatsword standing just next to him.
The last guard jumps on place "Gosh!" he then turns understanding the danger on his back and closes both sides of the doors, trying to hold them close.

Being confronted by a guard, while wearing nothing but the lantern, Lionel grins nervously and says, "I know what that looks like, but it ain't it! It was him! He made me do it!", he says, taking a step to the right and pointing behind the guard at the giant half-elf.

As soon as the guard is even slightly distracted by Lionel's excessive pointing (or the 12 ft' tall sorcerer), the cleric shoulders the man into the waters below.

Feinting in combat is usually a Standard action Lionel. I will just ignore it and carry on with the maneuver.

Perhaps distracted by Lionel's bluff, or maybe just surprised on the attack, the Ulfen guard swings on false on Lionel's side.

Eveline sees Bengeirr get up and draw his greatsword, a weapon she greatly dislikes, and shoot from the skylight above.

assuming the guard has high strength, and an attempt to overpower him to open the door has little chance for success (even aiding Reed to do so)...
Draylan will try and "Jackie Chan" up to the roof to join Eveline, and bypass the guards barricading the door. Any chance there are: barrels, crates, fire escapes, or any other items that would warrant an acrobatics check vs a climb?
Draylan makes eye contact with Reed, "It would seem our rouse is up! I'm amazed it lasted as long as it did to be honest. I'm obviously a better liar than I give myself credit for." Draylan looks around the doorway and the side of the warehouse for items that could be used to quickly get to the roof. "I doubt the 2 of us can overpower that brute. I'm gonna look for another way in. Perhaps the roof like our Halfling lookout."

Eveline shot is deflected by the oiled paper without it surprisingly breaking. A weird dead sound gives the alert to the man below whom looks up and grasps his greatsword in both surprise and rage.
You hear a big Splasssssh from inside the warehouse and see Bengeirr walking to the loft balcony and casting a spell to someone below.
Draylan decides to try jump up to the warehouse, he jumps over a 5' crate pile and then finds he has not further inertia to continue his jump upper.
Acrobatics DC is 50: A vertical jump of 25', as the building is 30' tall, you are over a 5' crate pile, and I halve the DC for having the wall and other objects to hit for further inertia. You are basically trying to jump to a 3 floor building roof :)
Climb DC is 10: "A surface with ledges to hold on to and stand on, such as a very rough wall or a ship's rigging"
You hear a big Splasssssh from inside the warehouse.
Numair jumps to the water hitting the man there trying to swim with his morningstar. The Ulfen eyes open wide in terror as he sees the giant half-elf felling over him. A big Splasssssh resounds all around the warehouse and the couple starts to sink into the waters, which taint in a dark red from the blown up bowels of the motionless guard.
Bengeirr looks through the loft balcony and seeing the huge half-elf in the water and Lionel with the Beacon of the North, he holds up his holy symbol and casts a spell. A greatsword made of pure force appears just over Lionel's head and slashes at him!
Gorum spiritual weapon: 1d20 + 4 ⇒ (3) + 4 = 7
Force damage: 1d8 + 1 ⇒ (5) + 1 = 6
Fortunately Lionel is aware and easily dodges the force blade.
The remaining guard action will depend on Reed's first action. If he forces open the door, he will attack, if not, he will lock the front door.
Round 2: Foes, Draylan, Eveline, Numair, Lionel, Reed (2 rounds)
Reed can perform 2 rounds of actions as we are not waiting for him to act on round 1.

Numair clambers out of the water, and moves to threaten the remaining guard over near the door.
EDIT: I am actually okay with the front door being locked - that way, we are less likely to have someone summon the watch...

Reed@ the door is closed between you and the guard, and he is holding it close. You will need a Strength DC 14 check to win his strength roll. On second round he locks it with his key and you will have even worst time to open it.
Bengeirr is surprised by Eveline's arrow that stabs him under the shoulder. He curses in Skald while turning to look at the stealthy halfling over the skylight.

If the man does not stand aside, axes start a-flying. If he does stand aside, Reed proceeds by him cautiously, not trusting his docility.

Reed pushes the doors with great strength and the Ulfen cannot hold it more at some point. The doors blast open leaving the Ulfen and the ranger face to face, axe to axe.
As the doors are open, he will attack instead of locking

Slashing damage: 1d8 + 4 ⇒ (6) + 4 = 10
Drawing back his longaxe, the Ulfen guard slashes at Reed with a powerful blow, but the ranger armor deflects the blade in the last moment leaving just a small scratch.
Reed answers back then with a dance of axe hits for discomfort of the guard. His finest forged axe finding a flank in the guard's arm that lefts him unready to properly act.

Huh. Sorcerer-blocked in order to charge. I'll assume I have some hefty penalties for attacking Bengeirr as well, if I try, so I'll pass. I'd suggest for Numair to withdraw as well, an Enlarged Sorcerer versus a greatsword isn't the best odds.
Lionel withdraws from the giant sword, attempting to reach the stairs, narrowly avoiding another spectral sword swing. "Eve, I'm comin'! Nummer, avoid tha big sword!", shouts Lionel, reaching the bottom of the stairs and holding his spear at the guard who's busy with Reed all up in his face.
