So...

I have a Zen Archer monk player. Yes, they're very nice from a DPR perspective sometimes, but officially they can't be done using UC monk.

I also don't think UC monk is particularly sweat-worthy anyway from a DM perspective. I have a wizard and a cleric in the party so the monk isn't going to keep up regardless.

So I was going to look at combining the few benefits of regular monk into the UC monk. Like faster Will save progression for example(UC monk still at +1 when OG monk is at +4).

I would then look at how this might affect Zen Archer and come up with a reasonable load-out for the hypermonk.

Has anybody done this, thought about this, woken up in a sweat from a nightmare where this happened?

Any thoughts, warnings, sarcastic remarks?

I agree with you that there is very little that you can do to the monk (unless you make it also a full caster) that is likely to overshadow a Cleric.

That said, since a few of the cMonk's fixed features became uMonk ki powers, adding said fixed features back just so they can be archetyped away would be a bit odd. So I am going to suggest an alternative approach: Instead of allowing them to take archetypes mandate it. In the sense of converting key archetypes to a class path/subclass type thing.

Zen Archer would obviously be one such. Not sure of the others, but maybe Master of Many Forms, Sohei, Weaponmaster...?

Also, I want a collaboration between Nelly Furtado and Metallica now.

Flurry of blows and flying kick makes umonk easily on par with any other martials. Letting zen archer work with umonk would be an increase in range for a decrease in damage, probably not breaking anything there (though it would be a buff over base monk zen archer). Umonk doesn't need any changes to the base class in my experience.

I played through emerald spire with a umonk where the wizard and cleric cast buffs on the monk, then stood back and watched her solo stomp everything in the level. In the lower levels it got to the point where nobody else bothered rolling initiative. They just gave her their buffs and unleashed her to destroy the dungeon, while they followed leisurely, looting corpses in her wake.

I was expecting some sort of dance off, or music powers, or something. I am disappointed.
