Yeah was going to start casting in round 1 since hpefully the surprise round would create enough noise for her to be aware of enemies upstairs

Galadar cuts kukri slides up under the breastplate and between the guards ribs. An inch further and he might have been free to turn his attention elsewhere.

In round 1: Before the guard can grab Galadar's wrist and pull the kukri out from under his breastplate, Galadar pushes just a little deeper, finishing off his victim.
You've got a very short time to take out two more guards. Do it before their turn, and you'll have succeeded in silence. Otherwise, someone will probably scream. Who's next out of the hole? Manfred, I think?

Liandra dashes froward as the body drops, charging towards the next guard, her blade held in a revese grip. She brings her arm around in a violent whirlwind of motion, swiping across the stunned man's neck.
In in instant she can see the confusion and trror in the man's eyes, an understanding that the end has come.

Wouldn't Eria have gotten to act before the guards? Would it be a full round action to get out of the hole or a move action?
Your spell would go off (as summoning is a full round) on your Init then you could could probably get out....if there wasn't a huge half orc blocking your way up the ladder :)

Well, Eria could do it. She's making an accelerated climb with a negligible difficulty. That would be the move action. Hru and Knotty have said they would go last. I was assuming melee when I outlined how long it would take so ... Yeah, I think she could take out the fourth guard before he screams.
Liandra hears people approaching stealthily. One says, "Shhh ... they'll be coming through over here."

On the updated map you are in the stall near where those two splotches of blood are. Don't worry, it's dark. Those guards were pretty much on either side of the stall you were coming out of waiting in ambush for you.
Galadar can make out several men approaching the stables from the barracks. There are at least six, maybe more. He recognizes the yellow cape of one of them. Bumbo, no longer playing the idiot says loudly, "Join those fools. I'll alert the baron." He splits from the party and heads toward the large manor house.
Clearly you were expected, just not so soon.

Sir Manfred quickly unties the strings holding the canvas covering his shield and pulls it off. Revealed was the bright golden sun symbol. Looking out of the stall, Sir Manfred waited for the soldiers to come closer...

"Liandra and Galadar, sneak outside. We can take out the majority when they come in, you take out the tail end. Hru, Manfred find a good hiding spot nearby, I'll try to web the doorway and Eria can shoot more guards. Any good?" Knotty moves away from the door and hides in the shadows of a stall.

Let's use this map for the stables. Each stall can be exited to the inner corridor or the outside. There's a large training area in the center. You are currently down in the bottom left of the map near the T in S T A L L S.

The party from the barracks split up, four coming around the outside, three sneaking inside the building. When they come to either side of the stall, one of the ones outside notices the wet, stickiness on the ground, or perhaps the smell of fresh blood in the air, or perhaps Eria and Hru hiding poorly.
"Hey!" he yells to the others.
You have one surprise round. ... You also get to act before the guards in round one if you beat 2 for initiative.

What can Eria see in the way of plants in the area?
There are bits of grass and low brush here and there but not a great deal. The horses trod or chew on most of the plants.
You get to act in the surprise round as well. The quick dispatch of these guards and the stealth checks have given you an advantage. Besides, there are a lot more guards where these came from ;-)

Hru leaps forth, the swing from the great blade making an arc towards the neck of one of the guardsmen. He starts to let out a ferocious shout of "GORUM!" but remembering they're trying for stealth it comes out as a clipped bestial growl.

Taking the four guards outside as my target and hoping my partner in stealth does the same, I move in to attack the closest one...

If that fells the first target, I will move on to the next in swift order, positioning myself so that I am next to two others if possible...

Inside (Eria, Manfred, Hru, and Knotty):
I'm assuming Eria hid inside the stables not outside.
The stables fill with light as Manfred's shield begins to radiate bright beams. As Knotty flicks his wand, the few living plants in the stable twist and grasp at the guards' feet. Two of them are tripped up and slowed. The other dances over the lively plants and pulls his sword, rushing towards you. Eria buries an arrow in him as he moves forward. His mouth pops open in a silent scream that's cut off when a second arrow penetrates his breastplate. Despite this, he's still moving forward, stumbling under Hru's greatsword in his agony. Manfred takes out one of the entangled guards and then bashes another with his shield.
The two entangled guards are within melee range of Manfred only and attack with their longswords: 1d20 + 4 ⇒ (3) + 4 = 71d8 + 2 ⇒ (3) + 2 = 51d20 + 4 ⇒ (1) + 4 = 51d8 + 2 ⇒ (7) + 2 = 9
Outside (Liandra and Galadar):
Galadar dispatches one guard after another with his kukris. Three fall before they can say a word.
