Are you sure? The way it's worded in Alien Archive makes it sound like you have to roll in the first round to see when you can use it the first time.
Interpreting the ability this way would imply that an early stage barathu needs to roll a d4 every 6-24 seconds of game time, combat or not, to see if it's available. Using it that way is simply not viable.
It should be once they use it, they roll a d4, once the number of rounds are up, it's available at all times until they use it again.

Rolling a one becomes 'once every one rounds', or 'once a round'. So every round as long as you keep rolling ones.
That makes sense.

"An early stage barathu’s body is mutable and can adapt to many different situations. Once every 1d4 rounds as a swift action, an early stage barathu can reshape its body and adjust its chemistry to gain one of the following qualities. The adaptation lasts until the beginning of the early stage barathu’s next turn. Unlike more mature barathus, early stage barathus are not generally capable of more complex adaptations."
I read that as meaning before round one of combat you roll a 1d4. If you roll a one you can use the adaption in round one etc.. The way we've done it is you only roll once at the beginning of combat and that is what you get for the entire encounter.
