Proteus should take first, and Royl last, since they need sleep for spell prep. Sandros, Hella, and Ka'kara can split the middle watches. In fact, how's that for a watch order?
Sounds good, but I believe that Proteus' restriction is time of day rather than amount of rest. He could prepare with no sleep at all.

Just cover them with those cloaks. She's not squeamish about sleeping next to them or moving them just doesn't like to disturb the dead unnecessarily so.

Hella pays close attention as Roylenna uses her magical powers to discern the properties of the warriors items. She drifts off to sleep trying to put the lesson to memory.
Hella just leveled, and selected minor magic: Detect Magic as her rogue skill. All the better to appraise magical valuables.

After having covered the remains of Vladoff's companions with the cloaks you settle down for the night.
It's on Sandros's shift that you hear a noise (or don't, as the case may be).
Perception checks (sound) for everyone, at -10 for everyone except Sandros.

Arrogance has made the monsters careless (Perception DC 15) so at least some of you hear them arrive before the two hairy brutes turn the corner, javelin at the ready.
They are wearing leather armor and look like big, hairy goblins with unpleasantly sharp teeth.
Their initiative count is 10, and even if you don't get to act in the surprise round, you might as well roll.
Violence is about to be committed!

Roylenna curls up in a corner away from the bodies as much as possible and stare at their shrouded shapes for a while before falling asleep.
Sleeping soundly, she doesn't hear the approaching footsteps: 1d20-10=5
But once the violence begins to be committed, she's pretty quick to respond.

It's a Knowledge (nature) DC 10 to tell, so even if Sandros can't I guess someone else will be able to.

You only get a single action in the surprise round, so Hella won't get a shot off this round.
At the sound of padded feet approaching, Hella springs into action, rising and grabbing her crossbow. Sandros also rises as two javelins fly through the air, one hitting him in the thigh for 8 points of damage.
Sandros draws his rapier and shouts out a warning to rouse his sleeping comrades. You can all act on your initiatives.
Seems that I got the size of the room wrong. It is actually only 15x15 feet. The bugbears (who am I kidding) are 20 feet away from the opening of the room.

The halfling doesn't bother to rise first, rolling over onto her stomach so she's facing the monsters, and "fires" one 0926 would make sense

Royl's grandmother would have told her that bugbears are surprisingly sneaky for their size, but mostly that they are dangerous combatants.
Royl's fire hits one of the bugbears squarely in the chest, and it bellows with pain. Both of them take up morningstars and advance on Sandros, who easily dodges one and partially parries the other, but it still manages to draw blood for 3 points of damage.
The bugbears move to 0626 and 0627.
Ka'kara, Hella and Sandros are up, then Proteus and Roylenna.

Hella sidesteps (0427), takes aim, and shoots at the bugbear in front of Roylenna (0626).
Taking the rolls from above (but with a penalty for firing into melee), that brings her attack down to and 18.
That puts you in the same square as Ka'Kara. May I suggest moving into her former square at 0326? You should be able to shoot over the prone Roylenna.

Sandros, standing on the front lines, is bleeding quite profusely, but he strikes back without hesitation at the one in 0626. The strike is clean, but the blow itself is weak, perhaps due to his wounds.

Proteus moves forward to 0526 and takes a swing at the bugbear with his sap. Still sleepy-eyed, his swing goes wide. Attack the bugbear. (1d20+2=11, 1d6+1=2)

Sure, but that was before the bugbears - they're on 10, aren't they, and I'm on 12? - and then they hit me with a javelin and managed to smack me with a morningstar before I got to go again... It's not really a big deal, I was just noticing.

No idea, but 15 was the DC for the original Perception checks.

Roylenna readies an action to use her Heavenly Fire on Sandros when he moves back from the front row.

Ka'kara looks at Proteus and shakes her head, "It might not be the best idea leaping between a raging barbarian and her prey. But you have some guts attacking anything with whatever that is." She points at his sap. She then smiles and winks at him, "Luckily I hadn't got all worked up yet."

If the group leaves the bugbear near Proteus he should be concious and Royl can interrogate him, if she wishes. I am going back to sleep.
