I did a quick map update and added a few buildings in the town. Rena is approaching investigating form the SW while the others are behind a building watching or maneuvering closer. You can turn invisible and approach if you want. I just wanted to give a map bearing for everyone.
Rena the two hobgoblins look at you strangely, "W..who be you? " The are curious.

Surprise Round
If some but not all of the combatants are aware of their opponents, a surprise round happens before regular rounds begin. In initiative order (highest to lowest), combatants who started the battle aware of their opponents each take a standard or move action during the surprise round. You can also take free actions during the surprise round. If no one or everyone is surprised, no surprise round occurs.
Unaware Combatants
Combatants who are unaware at the start of battle don't get to act in the surprise round. Unaware combatants are flat-footed because they have not acted yet, so they lose any Dexterity bonus to AC.

Note: I roll initiative at the top of the round, I do use an order as opposed to US vs Them, because my combats can and do get complicated with layers of activity. Plus, if someone has the improved initiative feat or spent ability points or traits to improve their initiative that lets that character get a slight edge. That being stated, I don't wait long to move the action along and I don't mind people posting out of order, I will fit the action in where appropriate. If you have not posted by the end of the round I'll either DMPC you or carry your action over to the next round. Lastly, I did not like RetCon actions in combat that is because my posting rate greatly exceeds other games and to "undo" actions is pain. Rena and Xavier have been in my games before so they already now this but I thought I'd post it for everyone's benefit.

Surprise round doesn't do me any good since I'm too far away to engage. Looks like we got coordination wrong. I'm going to stay invisible until I have a reason to assume hostilities have broken out. So when someone pulls a weapon on Rena, I'll do something, but not until either that, or we manage to move into a position where I can do at least a partial charge.

Unless Bug attacks the HG that is closer to the party now, you all have another surprise round. So you can move or take another action, since the invisibility has not been broken.
Alternatively, Bug can move closer in the first surprise round and then full attack which breaks the invisibility since he is at the top of the round.

Yeh, he's FF so he lost his dex bonus and he takes a whomping thud to his skull. 39 HP of damage but he is still up, wobbly from the unexpected hit. "A...A...a...lert!" he manages to bellow out.
Bug was able to use his last surprise action to move within 10 feet of the HB, then his first round action to charge and strike the HG that is behind the building. Bug is visible now.
HG 2, perception check: 1d20 + 2 + 5 ⇒ (9) + 2 + 5 = 16
The second Hobgoblin is alerted to the danger behind the building. he states to banter, "Attack! attack...under attack."

Quiznab traces an intricate sigil in the air and suddenly it seems as if Bug's shadow dramatically thickens and buds off into a hideous wraith like entity of its own, with malevolent red pinpricks for eyes. The shadow wraith silently glides to flank the poor hobgoblin and menaces him with outstretched fingers, threatening to leech his very soul...
Quiznab casts threatening silent image and creates a facsimile of Bug in shadow wraith form. DC 18 will save, if interacted with. While Quiznab concentrates on it, the illusion will react dodging and menacing the hobgoblin but never quite touching it.
