I'm still here as well. Your style of GM-ing is different from my own, but I'm enjoying the game. My free time has been sorely lacking lately, though, but I'm trying to keep up as best I can. I'll agree that the inflexibility with some of the rulings is more harsh than necessary. Like Lil, though, the weapon house rule doesn't affect my character. I do want the game to keep going if we can recruit some new players.

I did ask in the Discussion thread if I could share the info with the group. If so she would have done so before everybody acted and preferably cast runic weapon on a bludgeoning weapon in Telurion's possession. Vicious Swing adds an extra die of damage, as does runic weapon, so you'd be rolling 3 base damage dice on each hit.

Okay, I thought I had line of sight on Xul 3 and didn't see the lighting on the map before. But I think it should be bigger: "A torch sheds bright light in a 20-foot radius (and dim light to the next 20 feet) for 1 hour." That should put the xulgaths in dim light at least. I adjusted my position within the limits of my Stride action to be sure I had line of sight. My attack roll missed anyway so won't bother rolling concealment. Also, I just read the remastered version of the light cantrip, which is much better than it used to be. I can now have 4 light spells going at once and attach them to people so that they automatically float by them and follow their movement. I will be sure to prepare it next time so that we have better visibility options in the future. I will confess to not really paying attention to lighting in the games I run.

I get that the game is no longer focused around having a laundry list of buff spells to keep track of, but I honestly don't see how simply just holding a weapon if you are aware or expecting danger will completely destroy encounter balance. A single extra action available on the first round won't make or break an entire battle. YMMV, but that's just my mindset.

In the games I run, I don't use the various modes as rigidly. I'll ask for Exploration Activities and apply them as necessary, but I allow for changes at any time, even right before an encounter starts if it makes sense narratively. I also assume everybody has weapons out and ready no matter which exploration activity they are doing, unless they're doing something that requires their hands to be free like climbing. It seems kind of silly to me not to be ready to fight when you're expecting trouble.
