Why do they get a surprise round when we were all ready for a fight?

Because you weren't actually ready. Diplomacy attempts take a while and everyone had lowered their weapons. They surprised you by breaking the tense truce after you threatened them. If you had attacked them, then you would have gotten a surprise round, instead.

Navaeh's arrows pierces the closest elf's shoulder as he drops the bow and advances with his sword.

Grimnir moves forward to combat the far elf.

Still being "alert" is what I meant by hanging onto my bow, as opposed to putting it away. I understood lowering weapons as a gesture rather than a mechanic considering us "unaware" to grant them a surprise round. If you want to rule that way then that's fine. Just my two cents. =)

- Says I can treat as an animal, but not that THEY can specifically.

Failing that, Misfortune has SR12 - need to overcome.

Halbarad and Th'reiwa-don savage the middle elf and, with the help of Navaeh, nearly ends his life.

Jarlgur cleaves into the first elf with Grim delivering a killing blow with his greatsword.

Grimnir moves to confront the rear elf, but Misfortune is too quick and savages the elf with his claws and teeth, snuffing out any chance for the archer to let another arrow fly.
