How do spellcasting and bard instrument work?

Ok so I understand that you can replace material, somatic and verbal actions with playing a instrument but is this action for action ( verbal action replaced, somatic action replaced and material action replaced) for 3 actions used or does the instrument count as multiple actions gained and replaced using one action ( 1 action replaces somatic and verbal which leaves 2 actions to use).

"Because you’re a bard, you can usually play an instrument as part of your Material Casting and Somatic Casting actions, so you usually don’t need spell components or another hand free. You can usually also play an instrument for your Verbal Casting actions rather than speaking."


It’s a 1 to 1 action replacement. It’s mostly a flavor ability with limited mechanical benefits if your bard is mute or loses his material pouch.
