Countersong is a bardic performance that makes you do a Perform (keyboard, percussion, wind, string, or sing) skill check. If I want to use that bardic performance (and considering I don't do it by singing), should I play an instrument to be able to do the check?
If so, that would imply not being able to use a two handed weapon while I perform, right?

Perform Oratory for the Drill-Sergeant theme is pretty common.
One campaign had a Bard/Paladin who was always quoting scripture, psalms, and aphorisms when 'performing'
"And thou shalt recognize the LORD when I descend upon you with great vengeance and righteous anger!"
"Thou shalt SMITE the wicked, and plunge them into the fiery pits!"
"Hope is our shield! Faith is our armor! We are vulnerable to naught but ourselves!"
He pretty much based his character off of a Space Marine Chaplain from Warhammer 40k and just substituted the name of his God for the Emperor.
That was a lot of fun.

I'm a traditionalist. I believe all bardic performances should require an instrument; a harpsichord, cello or tuba would be acceptable.
A bard with a one-man-band setup and 'catch off guard'?
How much damage would the drum mallets do? Could he count the cymbals as shields?

by the rules....
if you don't sing, you need hands-free for those instruments.Inspire courage can be any form of performance... oratory, mime, erotic dance, juggling.
Counter-song specifically calls out the performances you can use, so, yes if you want to effectively counter song in combat with a weapon drawn, you should practice your singing.
Now, many GMs house-rule this requirement aside, but, to the best of my knowledge, circumventing it is a house rule, and if your GM is requiring it, the rules back him up.

Inspire courage can be any form of performance... oratory, mime, erotic dance, juggling.
I am totally house-ruling perform (mime, juggling & erotic dancing) into existence in my games. I'll even add that perform (erotic dancing) gives a bonus on fascinate DC against individuals who might be attracted to you.
However, perform (mime) will end up with being thrown into the scorpion pit, so it should be used sparingly.

The comedy is when he is trying to make money, the sarcasm is fightin' words where he comes from. :)
