So there you have it... How would you go about this? I was thinking of offering the Npcs "Slots" on the caravan as traits, and use any NPCs who didn't get their role filled.
The issue mostly becomes how do you do Ameiko's role? Do you offer the Kaijutsu bloodline as a trai and make Ameiko disapear? I'm just curious about HOW to remove the NPCs and replace them with pcs and it still work for a wide variety of pcs?

I was looking at the Playing as the NPCs box in the player's guide and it basically covers this HOWEVER, it makes no mention of what to do for the campaign traits associated with said characters if PCs play them...
If you play the NPCs as PCs... you can still use the campaign traits. You'd just be limited to choosing traits that associate with other PCs, not yourself. In fact, if the NPCs are the PCs, some of those traits actually become more powerful. Which is pretty neat.

That being said. What are your recommendations for a Pc replacing said npcs? Like Player A wants to be their own character but they will be replacing Ameiko, while Player B is replacing Shelelu with their own elven archer or such? Just apply the traits to the pc as if they were the npcs and make all events work as such?

If your players just want to replace the NPCs with their own versions... they're not playing the NPCS anymore. If that's what your players want... that's fine, but that isn't the way Jade Regent is intended to be played is all.
In that case, I'd just change proper nouns in the trait names and go from there... but more likely, I'd just not allow the PCs to pick campaign traits at all and would limit them to choosing normal traits for their PCs, since they're already not playing the game the way the adventure expects.
