Has anyone done this?

The thing that I'm trying to work out is how much it would be worth? 5 points? 3 points?

For my next game I run (Carrion Crown), I am allowing them to trade in their additional trait (they will start with a campaign trait and additional generic trait) for 2 build points.

My character creation rules will be 2d6+6 arranged to their pleasure, then they figure out how many build points that is and then they have to adjust up to two stats up or down to make it a 25 (or 27 with the trait trade in) point buy. (and they cannot raise a stat above an 18 or lower a stat below 10, though they could have an 8 or 9 if they roll it and don't adjust it)

I'm also granting them a point at levels 2,6,10,14 and 18 that they can later use to raise a stat (if they have enough points), trade in two for a trait, or trade in 4 for an additional feat.

I wouldn't go above two or three.

Anything more lets them really cash in, getting far more back in bonus than a feat is actually worth.

Try recording everyone's rolls and let the group pick one for everone to use.

If I was going to do that I would just pick what I wanted everyone to have. My goal is to have a point buy and yet retain some randomness of rolling. I adjust everything in the APs anyways so this will actually make it easier on me.

We'll see how it goes, I like to try out different things every campaign. No doubt whatever I run next will have some other harebrained idea.

I wouldn't allow it personally. 20 point buy is sufficient for MAD builds without SAD power creep, best of both worlds. But that's just my perspective.
