Does anyone have any ideas on what kinds of 'ranks' the Korvosan Guard would use? I've seen Watch Sergeant, but am unsure how detailed to make their ranking system. I was thinking about simple terms, but then thought of how Lawful and Cheliax the town was and realized they may have a more complex system. One of the players is a member of the Guard, and with the party's newfound role in 'heroes' of Korvosa (after the first uprising following the King's death) I wanted to have Kressida give him a small promotion to represent his new status.

I'd keep ranks very simple. Proliferation of ranks has more to do with the size of a force, and the Korvosa Guard is basically a city watch, right?
Guardsman - The basic rank. All schlubs are Guardsmen. If there is any distinction between Guardsmen, it's probably a matter or personal reputation and deference, not any distinction in rank.
Watch Sergeant - The Sergeant is responsible for small units like patrols, squadrons, and the like (let's call this unit a "Watch".) He leads probably up to a dozen men at the most. Most Watches are probably spread over the city to keep the peace, but there may be more specialized units within the city at gates, ports, and other important areas.
Captain - Captain is in charge of a city precinct or ward.I'd have one captain for location - Old Korvosa, North Point, The Heights, South Shore, East Shore, and Midland (and any I might have missed.) I'd also have a Captain for any specific, important function of the city - customs collection, royal bodyguards, castellan at Citadel Volshyenek, one for managing prisons & punishments).
Colonel - There would only be a few colonels. One Colonel of the Watch (for the geographic wards), one Colonel of the Chancellory (for the citywide jurisdictions like customs), and perhaps a few extra simply as signs of royal favor (like for Sabina Merrin).
Field Marshall - Cressida Kroft herself. "Field Marshall" is a bit too ambitious a title for a commander of a city guard, but I guess some people need to compensate. She probably has some staff. Some who do real work, and others who simply collect a paycheck and have a big title because their uncle is important. The staff would all be Colonels and Captains.
I think anything more than this would be a bit more than your players need. You could insert all sorts of mid ranks and such, but they'd probably forget it.
If you want to demonstrate that there is a lot of decadent top heavy baggage, just make sure there's a whole lot of colonels. Once they've met the 14th Colonel Smith who seems to do nothing, they'll understand what you want to portray.

I suspect the Field Marshall title is in honour of the city's founder Field Marshall Jakthion Korvosa, rather than a symptom of a particularly up-himself watch leader in the past :).
That's a pretty cool breakdown Black Fox, I think I'll be snagging it :).

When I was creating Korvosa I was taking inspirations from the WWII German army for various things, like what I figured the rank names would be for higher-level officers. Hence "field marshal."

Ha ha! I would actually recommend against this, at least in the Korvosa as envisioned for Paizo. Although Korvosa's government is bloated and pathetically sluggish, its military is sleek, trim, and full of awesome. It's a militaristic city, after all. You can bet it's got one of the best militaries within hundreds of miles. At least, in 4707...

Agreed. The title is made overly grandiose because of the city's founder. It basically just came down through the years unchanged.
