Homebrew Player Feature: "The Blood Debt" (Season of Ghosts) — looking for balance feedback
Running Season of Ghosts for my group, and one of my players asked for something special tied to their character's backstory — an ancestral spirit/bloodline curse. I put together a homebrew mechanic for it and want a sanity check from other GMs before I hand it to the table.
The pitch: an ancestral spirit feeds on blood and suffering through the character. In exchange it grants scaling powers. A hidden "Blood Debt" score (tracked by the GM) determines which tier of benefits — and drawbacks — the character currently has. Debt only goes up through deliberate in-fiction choices (feeding) and only comes down through deliberate resistance/sacrifice. It's meant to be a bargain, not a free power spike.
Design goals:
- Power ceiling roughly on par with a class feat or low-level focus spell, not a second class
- Drawbacks that scale faster than the benefits, so staying at high Debt is a genuine tax, not a free lunch
- A hard, unambiguous ceiling so nobody can camp at max power indefinitely
- All the risk/reward checks are flat checks (no modifiers, no scaling with level) so the odds stay constant across the whole campaign
Earning Blood Debt
- Minor Feeding (+1): drinking blood from a dead animal, your own blood, hunted prey, battlefield blood
- Moderate Feeding (+2): drinking from a defeated enemy, taking blood without permission, feeding during combat, feeding from a prisoner
- Major Feeding (+3): feeding from an innocent or a sleeping victim, engineering a feeding opportunity, manipulating someone into becoming a source
- Atrocity (+4 to +5): murder for blood, sacrifice, cruelty for power, betraying someone's trust
Any act of feeding, of any size, also reduces accumulated Madness (see Debt 4-6 below).
Using Blood Debt
Not spent like currency — current Debt total determines which tier(s) are active. Tiers stack: reaching a new tier adds to the one below it, it doesn't replace it.
- Debt 1-3: Whispering Blood only
- Debt 4-6: Whispering Blood and Hungry Blood together
- Debt 7-9: Whispering Blood, Hungry Blood, and Ancient Blood — everything, all at once
The Ancestor's Mark (always active once Debt is 1+): permanent weakness to sunlight/radiant 5. Never fades on its own — only Starvation (Debt 0) ends it.
Debt 1-3 — The Whispering Blood
Benefits: low-light vision (or +1 circumstance to Perception if you already have it); 1/day +1 status bonus to a d20 roll; temp HP equal to level on daily prep.
Drawbacks: flat check DC 15 when a creature drops to 0 HP within 60 ft or risk being compelled toward the body (crit fail = you try to feed); sickened 1 if 3 days pass unfed; dazzled in direct sunlight.
Debt 4-6 — The Hungry Blood
Benefits: +1 status to Initiative; 1/day temp HP (level + Con mod + 4) at combat start; +1 status vs. fear.
Drawbacks: flat check DC 18 whenever wounded/bloodied/near bleeding creatures or become off-guard and compelled toward the nearest bleeder (crit fail = confused); refusing an ancestor "demand" suppresses all benefits for the day AND requires a flat check DC 15 — failure gives permanent, stacking stupefied (only reduced by feeding again); dazzled + fatigued in direct sunlight.
Debt 7-9 — The Ancient Blood
Benefits: 1/day 1-minute burst (10 temp HP, +10 ft speed, a Jaws attack scaling 1d8/2d8/3d8 by level); resistance 2 (5 at level 10+) to bleed/void; temp HP on kills.
Drawbacks: daily flat check DC 20 or take an escalating sunlight weakness or drained 1; flat check DC 20 whenever dying/crit-failing any Blood Debt check/3 days unfed/major trauma, or the GM takes the character for 1 round (crit fail: 1 minute); dazzled + enfeebled 2 + 1d6 persistent damage in direct sunlight.
Debt 10 — The Ancestor Claims You
Character dies instantly, soul claimed by the ancestor. Cannot be raised or resurrected while the ancestor holds it.
Reducing Blood Debt
- Minor Resistance (-1): refusing a feeding chance, sparing a victim, rejecting a request
- Major Resistance (-2): protecting an ancestor target, destroying an offered power source, accepting personal loss over power
- Great Sacrifice (-3): major suffering to protect others, rejecting power that would solve a real problem, choosing mercy over major benefit
Reducing Debt loses all powers above the new tier immediately, and forces a flat check (DC = 15 + Debt lost) or gain frightened 1/2. At Debt 0 the ancestor goes dormant — no drawbacks apply, but no benefits either, until fed again.
What I'd love feedback on specifically:
- Does the Debt 7-9 power level feel proportionate to what a same-level party member gets from their class, given the drawbacks stacking cumulatively from every tier below?
- Is instant death at Debt 10 too harsh/too lenient as a hard ceiling, or is there a better "point of no return" mechanic you've seen work at other tables?
- Any concerns with making every check in this a flat, unmodified DC check rather than a Will save? The intent is to keep the odds constant regardless of level, but I want to know if that reads as unfair or just flavorless in practice.
- Anyone run something similar (bargain/curse-with-scaling-drawback) in their own game — what broke, if anything?
Appreciate any eyes on this before it goes live at the table. Season of Ghosts spoilers aside, general PF2e balance folks welcome too.
