I just can't thematically get behind a lawful evil organization mostly summoning in demons and daemons-- and none of them are given names or personalities...

If I remember correctly, Devils themselves don't hate Daemons or Demons any more than they hate anything else. They simply consider them tools to be used. Maybe it's a similar situation.

If one has the time, my preference has always been to curate the shopping list for each town by hand.

I also like to curate my shopping lists, but I like to use the templates as a reference for what would be reasonable, that way if I want to put a lvl 6 item in a lvl 2 town, I can play up how weird it is, or what a find it is.

What I've done is build a separate site for my players to work on the citadel through emails and a Pbp dice roller. This lets my two more interested players put in as much as they want, while the other two can sit back and make some passive income. Honestly, I'm still waiting to see how it goes.

I love what you did with that site! I may start working on a similar thing for my group. They're still in Hellknight Hill, but that'll give me time to prepare.
