After some heated (but quiet) discussion, Fran realizes that most of her companions are right - they should probably act sooner, rather than later. Luckily for them, it was night and night time seemed the right time to work some mischief. She thinks for a moment - the Fat Man would be passed out in the kitchen and the other acolytes in the barracks.
First she prepares herself as best as she can (Mage Armor) and then once she's certain that all of her companions are outside the barracks and that all doors between them and the kitchen are shut, she quietly motions towards the dining hall and mimes picking up the tables or chairs and moving them to block the doors to the barracks, banking on the Fat Man being too deep in his cups to hear them.

Alright, so let's barricade the other acolytes inside the barracks to keep them out of our hair. Then we can deal with Fat Man in the kitchen. Depending on how things are going after that, we can decide how to proceed - either explore the rest of the lower level more thoroughly or head upstairs and try to get the jump on the two grey robes chilling at the entrance to the ground floor.

Although he hasn't be asked, Mr. Sunshine quickly realizes that everyone will need to pitch in as Fran springs into action - even him.

He slinks towards the stairs leading up to the first floor, doing his very best to play sentinel.

You each sneak out of the barracks one at a time. Once out, you have no problems blocking the doors to the barracks with chairs from the dining room.
Listening carefully, you can hear fitful snores coming from the kitchen. So far, none of you has tired to enter it.
Mr. Sunshine stays at the corner, peeking around it to watch up the stairs. A natural stalker, he lays still his ears and eyes alert for any problems.

Thomas quietly opens the door the kitchen door to look inside.
Take 10 for 19 on stealth. Since the guy's sleeping, he'd need a 29 perception to hear me sneaking.
If the coast is clear in there, he motions for the others to come in.
If we indeed had our stuff back, Thomas will place caltrops in Fat in Black's square.

Try as she might, Fran is unaccustomed to moving quietly and being weighed down with her gear doesn't exactly help. As Thomas moves in and lays down caltrops in the snoring Fat Man's square, she accidentally stubs her toe against one of the chairs and utters a muffled squeak of pain!

Fat in Black is sprawled over the table, a bottle of wine tightly gripped in one fist, his club in the other. He is snoring loudly, every once in awhile fitfully turning in his sleep.
Thomas is the first to approach him, carefully placing caltrops under the table where he lies. He then gets into position to strike and waves the rest of you in.
You are all able to get into position, Shayna lining up to strike with her falcata.

I've covered the entire table in caltrops. If Fat in Black is lcky enough to survive a CDG, and we surround the table, he'll be walking into something painful.
But tbh, with at least a DC 25 fort-or-die, i don't value much his chances.

Fran flinches as Shayna's weapon comes down and silently puts an end to their portly drill sergeant and tormentor.
"Okay...that's a start," she whispers with a grimace. "Ugh...Krik, I don't think he washed these robes very much but here you go..." Fran continues, passing the robes to her companion.
She looks around, now even more on edge than before. There was no going back now; they'd have to press forward as far as they could and then try to make a break for it once the rest of the Razmirans got wind of what they were up to.
"I think we're still okay for now...I don't sense anything amiss from kitty. We need to decide if we want to try poking around down here at the off-limits areas or go upstairs next!"

Vlazis gives Thomas an incredulous look, realizes he's still wearing the damned mask and the look isn't visible, and decides to just go along with his plan.

"There might be an added benefit there. If the snake is full, then it won't be hungry for any of us if we end up in the pit, right?" Ramon offers helpfully while looking around for ways to minimize the impact that the party's tormentor will be missed, and for any signs that there was even any sort of violence in the room.

The doors to the barracks are blocked by chairs from the dining area.
So far, you haven’t heard any noise from the barracks. Mr. Sunshine is still alert and watching the stairs up. Thomas has managed to open the door between the hallway (T7) and the secret area (T11).
There is also a ring of keys on Krant. You have seen him use one of those to open the door up to the tower and gatehouse. You don’t know what the other keys open.

Vlazis will metaphorically take the lead, toss the ring of keys to Thomas, and start heading through the door towards T12 and T13.
Physically he'll be behind Shayna, Ray or really anyone, but there are other ways to lead than from the front.

A single everburning torch in a sconce on the eastern wall provides light for this area, revealing a dusty, cobweb-ridden corridor. The stench of sweat and worse hangs in the air.
Thomas points out that there is a secret door here. The keyhole is hidden by the sconce.

Six narrow cells line the south side of this corridor, each containing a simple straw mat thick with fleas. It hasn't changed much since you were last here.
One of the keys on the key ring fits the cell doors, although the locks are simple enough that Thomas doesn't think he would need it.

Trying to be as quiet as she can, Fran follows along behind Thomas and some of the others as they lead the way further into the complex. Once she begins to feel a little more at ease, she tries to help look around for anything that they might find useful for their mission.
Although Thomas points out the secret door in the corridor, Fran decides that the best place to focus her own search attempts would be in the small room with the desk and table. "Maybe there's other ways to get around but any sort of secret papers or the like, they'd probably not hide them were an acolyte could luck out and stumble across them," she reasons as she cautiously begins to search the room, leaving the chest to someone more killed such as Thomas.

The desk appears to be empty, but you do find where people have carved various initials and other things into the surface. The surface is so rough, you don't think it would function well any more as a writing surface.
In your quick search, you don't find anything at all interesting in the room.

Ramon will check the underside of the desk for any other carvings, notes, or the like without getting in Shayna's way.

Shayna finds out someone had a love of carving dirty limericks into the desk. Others had tried to obliterate them, but you cmake some guesses to fill in the gaps.

Fran makes a face as she peers at some of the limericks that Shayna recovers from the desk surface. "How crude! Not only are they mean they're also about ten years old," she says, clearly not impressed.
"Well, that's...that's all of the downstairs isn't it? We'll need to go upstairs next..." Fran continues, her voice full of trepidation.
